摘要
房地产项目设计管理是整个房地产开发项目的关键工作,关系到整个项目的成功与
否,对整个项目的投资影响占到 80%左右。近年来随着国家对房地产行业的不断调控,
国内房地产行业的竞争也日趋激烈,中小房地产企业生存空间不断被压缩,容错空间越
来越小。在这种环境下,中小房地产企业如何制定出符合自身企业发展的规范化、标准
化的设计管理流程,以提升设计成果质量、提高工作效率、降低投资成本,从而在严峻
的市场环境中立于不败之地,成为了亟待解决的问题。本文将业务流程优化理论(BPI)
引入到房地产设计管理中,结合 JC房地产公司企业发展现状,对其项目设计管理流程
实施过程中存在的问题进行研究,以期给予相关的建议。
首先本文对国内外流程优化理论进行研究,从房地产设计管理、流程优化理论、组
织结构设计等三个方面进行阐述,为 JC房地产公司设计管理流程优化提供了理论基础;
其次,对 JC房地产公司组织结构及项目设计管理流程现状进行描述,并对流程实施中
存在的问题进行阐述;然后,运用现场调查法对 JC房地产公司项目设计管理流程进行
现状评估,并通过鱼骨图分析法将 JC房地产公司项目设计管理流程存在的主要问题归
纳总结为流程因素、组织因素等五大因素;进而,根据项目设计管理流程优化目标及措
施,运用 ECRS分析法对 JC房地产公司原项目设计管理流程进行优化和调整;最后,
提出优化组织结构、制定评审标准、完善管理制度、建立考核机制和进行专业培训的流
程优化保障措施,以确保 JC房地产公司项目设计管理流程优化的顺利运行。

ABSTRACT
Real estate project design and management is the key work of the whole real estate development
project, related to the success of the whole project, the investment impact of the whole project accounts for
about 80%. In recent years, with the continuous regulation of the real estate industry by the state, the
competition in the domestic real estate industry has become increasingly fierce, and the living space of
small and medium-sized real estate enterprises has been constantly compressed, with less and less room for
error. In this environment, small and medium-sized real estate enterprises how to develop a standardized
and standardized design management process in line with their own enterprise development, in order to
improve the quality of design results, improve work efficiency, reduce investment costs, so as to remain
invincible in the severe market environment, has become an urgent problem to be solved. In this paper, the
business process optimization theory (BPI) is introduced into the real estate design management, combined
with the development status of JC real estate Company, the problems existing in the implementation
process of the project design management process are studied, in order to give relevant suggestions.
Firstly, this paper studies the process optimization theory at home and abroad, and expounds the
design management of real estate, process optimization theory and organizational structure design from
three aspects, which provides a theoretical basis for the design management process optimization of JC real
estate company. Secondly, the organizational structure and project design management process of JC Real
Estate Company are described, and the problems existing in the implementation of the process are
described. Then, the on-site investigation method is used to evaluate the status quo of JC real estate
company's project design management process, and through fishbone diagram analysis, the main problems
existing in JC real estate company's project design management process are summarized as five factors,
such as process factors and organizational factors. Furthermore, according to the optimization objectives
and measures of the project design management process, ECRS analysis method is used to optimize and
adjust the original project design management process of JC Real estate Company. Finally, put forward the
