摘要

二十一世纪的今天,经济发展已经成了各个国家甚至整个世界都在关心的问

题。经济发展水平的高低直接决定了一个国家的地位,行业间的竞争也円趋白热

化。精益生产的思想做为放进世界最先进的生产管理思想,越来越广泛的被众多

生产制造所接受并开始实施,而如何快速有效的将精益生产思想运用的日常的企

业运营中,也是检验企业精益生产进行的有效方法。因此,很多企业开始研究并

制定精益生产实施的计划和蓝图。

本论文主要是对石油设备制造企业c公司的生产现状进行研究,应用精益生

产的思想对生产现场进行分析,讨论如何改进现场布局、提高组装生产效率、降

低浪费、缩短交货时间等目标。论文对公司目前的生产管理系统中存在的现象进

行深入的研究,分析并找出了问题存在的根本原因,指出目前的生产线布局和生

产组织方式的症结所在。根据产品的自身特点,重新设计产线布局,并引入先进

的AGV运输系统概念。将现有的单一工作台式的生产方式改成AGV运输车为基

础的“一件流”式的自动化组装线。

在研究生产现场布局的同时,结合实际情况,尝试性的引入看板拉动式生产

系统,以看板系统为核心而展开生产制造流程上的重新变革,变革涉及了公司内

部几乎所有的环节和部门,真正做到了全面的覆盖。本课题以E565生产线为例,

通过对生产线目前数据的统计汇总和生产各项指标的分析,对生产方式进行了重

新的调整涉及,提高了车间布局的合理性和科学性,减少了工作人员走动的距离,

缩短了物料配送浪费的时间,各项生产指标均得到显著的改进和提升,企业的生

产管理效率和质量水品也得到进一步的提高。

本论文还从建立持续改进的企业文化、推行现场5S管理及相关活动、加强员

工岗位职业技能培训、改善考核激励机制等方面进行了探索性研究,以保证改进

方案的顺利实施。

本论文不仅对石油设备制造企业生产管理有明显的改善作用,同时对其他中

大型的发动机、压缩机等订单式生产的企业也有借鉴意义。

ABSTRACT

In the twenty-first century, economic development has become a problem of

countries and even the whole world. The level of economic development will directly

determine the status of a country; the competitions between industries are becoming

increasingly intense. Lean thinking as the world's most advanced production

management idea,more and more widely has been accepted by many manufacturing

and implemented, and how quickly and effectively to implement Lean thinking in daily

business operations is the most effective way to measure a manufacturing enterprise.

Therefore, many companies have begun to study lean production method and worked

our grand plans and blueprints for implementation.

This thesis is mainly for research of the status of the production of oil equipment

manufacturing company C, and for analysis of application of lean manufacturing on the

production site , to discuss how to improve the site layout, improve assembly efficiency,

reduce waste, shorten delivery times and other targets. This thesis had a deep analysis

on the company's current production management systems, and traced or identified the

root cause of problems. Pointed out the crux of the current production line layout and

production organization lies. Redesign the layout of the production line according to the

characteristics of the product itself, and introduce the advanced AGV truck concept.

Changed the existing single working desktop mode of production into AGV truck-based

station, a flow type of automated assembly line.

When researching on production site layout, combined with the actual situation,

attempted introducing Kan Ban pull production system into the company, to start

changing the manufacturing process on the basic design, and change covers all aspects

and sectors. Take E565 production line for example, by analyzing the current data on

the production line and statistical summary indicators, re-layout and adjust and improve

the rational and scientific workshop layout, reduce staff walking distance,short wasted

time during delivering material, the production index were significantly improved,

production management efficiency and quality level of products have also been

further improved.
