数十年来,中国汽车工业飞速发展,中国已经成为世界第一大汽车产销 国。2019 年中国乘用车销量达到了 2190 万辆,虽然仍保持 2000 万级别销量, 但已同比下滑 9.4%。其实在 2018 年中国汽车市场就已经结束了近 20 年的增 长,由增量竞争时代变为存量竞争时代。在新的市场竞争环境中,汽车企业如 何通过提高效率以满足客户日益增加的个性化需求,已经成为目前需解决的最 大课题。传统的“以产定销”模式已无法满足当前市场发展需求,“以销定 产”的新型订单生产模式便应运而生。综上,对于整车订单交付周期,即“订 单—交付”OTD(Order to Delivery),其管理流程的全面梳理和优化,成为 中国汽车企业提升运营管理水平,提高竞争力的核心。 本文将以精益生产理论、汽车行业整车订单交付周期管理理论、供应链管 理理论等相关理论知识为基础,以 M 汽车销售公司为研究对象,结合目前国内 外汽车行业整车订单交付周期管理的现状,通过对标分析等方法对 M 汽车销售 公司整车订单交付周期承兑现状进行分析,寻找 M 汽车销售公司整车订单交付 流程中导致其周期较长的主要问题,进行原因分析,并提出整车订单交付周期 管理优化方案。本文研究成果有助于推动公司发展,以更好地满足客户需求, 为 M 汽车销售公司整车订单交付周期管理优化提供有效策略,实现其业务流程 的全面优化,同时为其他同类汽车企业运营改善提供借鉴与参考。本文框架主 要为:第一部分为绪论,主要介绍本文的选题背景和研究意义,以及国内外研 究现状;第二部分为相关理论研究,主要介绍精益生产理论、汽车行业整车订 单交付周期管理理论和供应链管理理论等相关理论;第三部分重点介绍 M 公司 整车订单交付周期管理现状及问题分析;第四部分通过上述分析得出的问题点 及原因,对 M 公司整车订单交付周期管理优化提出对应优化方案,包含周期优 化的总体原则、针对每个问题的优化方案以及优化方案执行后的预期效果;第 五部分说明优化方案实施过程中相应的保障措施;最后是论文的总结与展望。 关键词: 整车订单交付周期管理,订单匹配,精益生产,整车物流II Abstract Over the past decades, China's automobile industry has developed rapidly, and China has become the world's largest automobile production and marketing country. In 2019, the sales volume of passenger cars has reached 21.9 million, although it still maintains the level of 20 million, it has dropped by 9.4% year-on-year. In fact, in 2018, China's automobile market has ended nearly 20 years of growth, from the era of incremental competition to the era of stock competition. In the new market competition environment, how to improve efficiency to meet the increasing personalized needs of customers has become the biggest problem to be solved. The traditional mode of "production determines sales" has been unable to meet the needs of the current market development. To sum up, for the vehicle order delivery cycle, namely "order to delivery", the comprehensive sorting and optimization of its management process has become the core of improving the operation management level and competitiveness of Chinese automobile enterprises. Based on lean production theory, vehicle order delivery cycle management theory, supply chain management theory and other related theoretical knowledge, this paper takes m automobile sales company as the research object, combines the current situation of vehicle order delivery cycle management in domestic and foreign automobile industry, and conducts benchmarking analysis on vehicle order delivery of M automobile sales company This paper analyzes the current situation of payment cycle acceptance, finds out the main problems that lead to the long delivery period of vehicle order in M automobile sales company, comprehensively analyzes the reasons, and puts forward the optimization scheme of vehicle order delivery cycle management of M automobile sales company. The research results of this paper are helpful to promote theIII development of the company, to better meet the needs of customers, provide effective strategies for the optimization of vehicle order delivery cycle management of M automobile sales company, realize the overall optimization of vehicle order delivery business process, and provide reference and reference for the operation improvement of other similar automobile enterprises.
