摘要
在当今这个医疗器械发展的“黄金时代”,J 公司凭借优秀的产品已经成为世界排
名前列的医疗器械企业。但是 J 公司的产品研发过程并不总是一帆风顺。以近期完成
的 D 研发项目为例,该项目在进度规划、执行、控制过程中都出现了不同程度的进度
管理问题,导致项目实际完成时间大幅超出预期计划。本文以 D 研发项目为例,旨在
通过研究该案例中出现的进度管理问题,深入分析问题出现的原因,并提出相应的解
决方案,确保项目能够按照进度计划顺利实施。
本文首先对 J 公司及 D 研发项目进行了详细的介绍,并通过对开发过程的回顾和
分析,将开发过程中遇到的进度管理问题总结为项目任务工期估算偏少、项目执行过
程中多次返工、项目进度计划被忽视等三个问题。其次,本文对项目进度管理相关的
工具进行了介绍,包括工作分解结构、里程碑清单、计划评审技术、甘特图、进度偏
差分级等。同时结合工具对 D 研发项目的进度管理问题进行了详细的原因分析,包括
项目任务工期估算过程不科学、项目进度计划执行不严格、项目进度计划缺乏有效管
理等。接下来,结合 J 公司的实际情况,针对各个管理问题和原因分别提出了切实可
行的解决方案,包括科学估算项目工期并规划进度、提高项目进度执行管理的质量、
有效落实项目进度计划管理等一整套行之有效的项目进度管理实施方案,其中还提出
了项目进度计划的跟踪和控制方案,包括进度偏差分级、进度偏差调整等一系列措施,
进一步保障项目能够按照制定的进度计划顺利实施。
总体来说,本文通过对 J公司 D研发项目的进度管理进行研究,不仅对 D研发项
目中存在的进度管理问题进行了总结和原因分析,还能结合项目进度管理相关工具和
理论,针对各个问题提出相应切实可行的项目进度管理和保障方案,确保产品按进度
计划顺利实施。此外,在解决 D 研发项目进度管理问题的同时,本文中提出的项目进
度管理方案还能够为 J公司其他研发项目进度管理提供有价值的参考。

The Case Study on D R&D Project’s Schedule Management of J Company
Abstract
In today's "Golden Age" of medical systems development, J Company has become one
of the top medical device companies in the world with its excellent products. However, the
R&D process of J Company’s product is not always going smoothly. Taking the recently
completed D R&D project as an example, there are different degrees of management
problems in the schedule planning, executing and monitoring and controlling process, which
cause the actual completion time of the project greatly exceeding the expected planning.
Taking D R&D project as an example, this thesis aims to analyze the causes of the problems
and put forward the corresponding solutions by studying the schedule management problems
in the case.
At first, this thesis gives a detailed introduction of J Company and D R&D project. And
according to review and analysis of the development process, the schedule management
problems in the development process are summarized as three problems, which are the
estimation of project task duration is too little, repeated rework of design in the execution of
project, and the project schedule had been ignored. Secondly, this thesis introduces the
relevant tools of project schedule management, including Work breakdown Structure,
Milestone List, Program Evaluation and Review Technique, Gantt Chart, Schedule deviation
classification. At the same time, this thesis analyzes the causes of the schedule management
problems of D R&D project in detail, including unscientific methods of project task duration
estimation and unscientific methods, ineffective execution of project schedule planning, and
no effective management for the project schedule. Next, combined with the actual situation of
J Company, this thesis puts forward the corresponding solutions for each management
problem and reason, including a set of effective project schedule management execution plans,
such as estimating the project duration and plan the schedule scientifically, strengthening the
execution quality of project schedule management, and strengthening the effective implement
of project schedule management. Besides, it also includes the proposed project schedule
tracking and control scheme, including schedule deviation classification, schedule deviation
adjustment and a series of measures to insure the smooth execution of the project according to
the planning schedule.
In general, through the research on the schedule management of J Company's R&D
project, this thesis not only summarizes and analyzes the schedule management problems in D
R&D project, but also puts forward the corresponding project schedule management and

guarantee scheme according to the relevant schedule management tools and theories to ensure
the smooth execution of products according to the schedule. While solving the problem of D
R&D project schedule management the project schedule management scheme proposed in
this thesis can also provide valuable reference for other R&D projects schedule management
of J Company.
