摘要
企业之间的竞争日益白热化，使得产品质量的重要性已经超过产品的价格与交期。质量
管理可以在企业确定质量目标前提下，通过质量策划、控制、保证和改进来实现企业的全部
活动，而6Sigma精益管理这一管理方法是一种以客户为导向，以数据和事实为依据，强调过
程的改善，使企业持续突破的科学路径，能够帮助企业不断提高质量管理水平，降低生产成
本，提高企业的市场竞争力。
以A公司作为研究对象，基于公司现有ISO9001质量管理体系，引入6Sigma管理理论和
DMAIC实施方法，结合实际问题进行质量改进和标准化定义，减少过程变异的可能性，逐步建
立精益质量管理体系。首先通过统计数据对 A 公司在现有质量管理体系下的质量管理、生产
管理、物料控制三大方面的关键绩效指标达成情况进行分析，然后对 A 公司质量管理体系现
状进行诊断，从人、机、料、法、环五大方面进行原因分析，找出障碍点。再结合6Sigma 的
系统实施方法 DMAIC，对精益质量管理体系的架构进行定义、测量、分析、改进和标准化控
制，并制定新的改善方案。通过质量管理体系形成的标准化管理程序，在生产、质量、交期
方面实现长期控制，最后对 A 公司在新体系下的主要运营绩效指标进行了再分析。应用实例
表明了新的基于6Sigma理论的精益质量管理体系的有效性。

Abstract
The competition between enterprises is increasingly fierce, the importance of product quality has
exceeded the price and delivery time of product. Quality management can realize all the activities of
the enterprise with quality plan, control, guarantee and improvement on the premise that the enterprise
determines the quality goal. The method of 6Sigma lean management is a scientific path which is
customer-oriented. Based on data and facts, it emphasizes the improvement of the process, and
enables the enterprise to make continuous breakthrough. The 6Sigma also can help enterprises to
improve the quality management level, reduce production cost and improve the market
competitiveness of enterprises.
Taking A as the research object, 6Sigma management theory and DMAIC implementation method
are introduced base on A’s existing ISO9001 quality management system. Combining with A’s
practical problems, they help A to carry out quality improvement and standardized definition, reduce
the possibility of process variation, and gradually establish a lean quality management system. Firstly,
the achievement of key performance indicators in quality management, production management and
material control of A under the existing quality management system is analyzed accounting to
statistical data. Then, diagnose the current situation of A's quality management system, analyze the
reasons from human, machine, material, method and environment five aspects, and find out the
obstacles.With the aid of 6Sigma's system implementation method DMAIC, the structure of lean
quality management system is defined, measured, analyzed, improved and standardized control, and
a new improvement plan is developed. Making full use of quality management system, set up the
standardized management procedures, long-term control is achieved in terms of production, quality
and delivery time. Finally, the A’s main operational performance indicators under the new system are
reanalyzed.The application example shows the effectiveness of the new lean quality management
system based on 6Sigma theory.
