我国是传统的农业大国和人口大国,有着巨大的猪肉消费需求与饲料需求。 进入21世纪,国家制定了各项养户扶持政策补贴,建立了《中华人民共和国畜牧 法》等政策,国家对畜牧业的扶持力度使得饲料业与生猪养殖行业快速发展。面 对不断变化的外部环境,不少农业企业尝试开发新的业务。以饲料业起家的正邦 集团有限公司(以下简称正邦集团)在2003年开始发展生猪养殖业务。然而,随 着国家对生态环境的重视,特别是新环保法颁布后国家对于养殖业的环保要求和 监管程度大幅提升,使部分中小养殖企业举步维艰,养殖供应量出现下降。与发 达国家如美国相比,我国生猪养殖行业规模化程度低,集中度低。行业集中度与 规模化程度的提升是未来发展的主要逻辑。因此,正邦集团等规模化养殖企业迎 来了历史上的发展机遇。 基于上述背景,本文以正邦集团饲料业务与生猪养殖业务战略协同演化过程 为例,探索农业企业在不断变化的外部环境中如何延伸产业链、开拓新业务并实 现双业务战略协同发展的过程。本文采用与国际接轨的规范性案例研究方法,研 究正邦饲料与生猪养殖业务战略协同演化过程中的环境背景、结构特征、关键影 响因素、化解机制以及数字化转型方面,将案例分析与理论工具相结合,关注我 国现代农业企业不同业务之间实现战略协同过程中面临的困境与挑战,利用分析 工具及理论探索企业业务战略协同演化过程并提出建议与对策。本研究以正邦集 团生猪养殖业务和正邦饲料业务的业务战略协同为案例研究对象,探索正邦集团 两种主营业务战略协同演化过程。业务战略协同演化的研究与探索对企业的转型 升级有一定的实践意义,识别了企业在双业务模式战略协同时面临的各种创新挑 战及其与关键影响因素的关系,有利于企业组织资源应对发展难题,帮助企业识 别并客观看待在业务模式创新中遇到的困难与挑战;为企业在业务转型升级过程 中提供方向。 关键词:业务战略协同;双元能力;生猪养殖;案例研究 Abstract mycountryisatraditionalagriculturalandpopulouscountrywithhugedemandfor porkconsumptionandfeed.Inthe21stcentury,thestatehasformulatedvarioussupport policiesandsubsidiesforraisinghouseholds,andestablishedthe"LawofthePeople's RepublicofChinaonAnimalHusbandry"andotherpolicies.Thestate'ssupportforthe animalhusbandryhasledtotherapiddevelopmentofthefeedindustryandthepig breedingindustry.Facingtheever-changingexternalenvironment,manyagricultural companieshavetriedtodevelopnewbusinesses.ZhengbangGroupCo.Ltd. (hereinafterreferredtoasZhengbangGroup),whichstartedinthefeedindustry,began todeveloppigbreedingbusinessin2003.However,asthecountryattachesgreat importancetotheecologicalenvironment,especiallyafterthepromulgationofthenew environmentalprotectionlaw,thecountrysenvironmentalprotectionrequirementsand supervisionoftheaquacultureindustryhavegreatlyincreased,makingitdifficultfor somesmallandmedium-sizedaquaculturecompaniesandadeclineinaquaculture supplyparedwithdevelopedcountriessuchastheUnitedStates,theconcentration ofthepigbreedingindustryinChinaisveryscattered,andtheincreaseinindustry concentrationandscaleisthemainlogicoffuturedevelopment.Therefore,large-scale breedingenterprisessuchasZhengbangGroupusheredinhistoricaldevelopment opportunities. Basedontheabovebackground,thisarticletakesthesynergeticevolutionprocess ofZhengbangGroup'sfeedbusinessandpigbreedingbusinessstrategyasanexample toexplorehowagriculturalenterprisescanextendtheindustrialchain,developnew businessesandachievetheprocessofsynergisticdevelopmentofdualbusiness strategiesintheever-changingexternalenvironment.Thispaperadoptsastandardized casestudymethodthatisinlinewithinternationalstandardstostudytheenvironmental background,structuralcharacteristics,keyinfluencingfactors,resolutionmechanism anddigitaltransformationintheco-evolutionprocessofZhengbangfeedandpig breedingbusinessstrategy,combiningcaseanalysiswiththeoreticaltools,Payattention tothedifficultiesandchallengesfacedbymodernagriculturalenterprisesintheprocess ofachievingstrategicsynergybetweendifferentbusinessesinmycountry,useanalysis toolsandtheoriestoexploretheprocessofco-evolutionofcorporatebusinessstrategies andputforwardsuggestionsandcountermeasures.Thisstudytakesthebusiness strategysynergyofZhengbangGroup'spigbreedingbusinessandZhengbangfeed businessasthecasestudyobject,andexplorestheco-evolutionprocessofthetwomain businessstrategiesofZhengbangGroup.Theresearchandexplorationofbusiness strategyco-evolutionhascertainpracticalsignificanceforthetransformationand upgradingofenterprises.Itidentifiesvariousinnovationchallengesfacedbyenterprises inthestrategicsynergyofdualbusinessmodelsandtheirrelationshipwithkey influencingfactors,whichisconducivetotheresponseofcorporateresources Developmentproblems,tohelpcompaniesidentifyandobjectivelyviewthedifficulties andchallengesencounteredinbusinessmodelinnovation;toprovidecompanieswith directionsintheprocessofbusinesstransformationandupgrading.
