宇鑫公司成立于2007年,总部设在中国西安,是一家专注于应急安全领域的民营企 业。通过重组、构建价值链、优化组织管理,宇鑫公司逐步提高竞争力,业务已在多区 域跨省开展,在应急安全市场中占据行业前列,在国内市场上积累了较多的客户资源, 具备应急安全领域教育、咨询、培训、标准制修订、课题研究、设计、施工、检测、维 护保养、评估等全产业链服务能力。2018年以来,宇鑫公司多种业务多点开花,齐头并 进,导致精力分散,交付能力变弱,不能完全满足客户诉求,希望通过强化维护保养业 务和改变现有粗放式的管理突破发展困局,迅速改变现状的被动局面。 在这个背景下,研究首先从宇鑫公司的发展历程入手,使用SWOT动态分析方法, 对宇鑫公司的外部资源环境和内部资源环境进行了分析,总结应急安全行业发展的趋 势,得出宇鑫公司所面临的机会与威胁,并在对竞争对手的剖析的同时梳理公司的战略 选择;在对内部资源分析时总结出自身的优势与劣势,在通过对机会、威胁与优势和劣 势比对中探寻宇鑫公司所面临的各种选择,确定了符合公司的发展思路,最后制定了宇 鑫公司的经营战略和实施新战略的主要措施。 通过本文的研究,宇鑫公司在未来将专注于应急安全领域的维护保养业务, 实施以高差异定位为主,逐步降低成本的战略;在进一步树立和强化品牌的基础上, 充分利用全产业链的竞争优势,逐步增加培训与服务的投入,通过宇鑫研究院强化自 主创新研发能力和标准制修订的研究、通过学校强化服务梯队建设,增加维保点人员 业务销售能力以及优化施工管理以及体系流程等途径,建立维护保养行业壁垒, 增 加竞争对手进入障碍,最终实现公司的战略目的。 关键词:经营战略;维保业务;宇鑫公司 II ABSTRACT Yuxin company was founded in 2007, and is headquartered in Xi'an, China. It is a private enterprise focusing on the field of emergency safety.Through restructuring, building value chain and optimizing organizational management, Yuxin Company has gradually improved its competitiveness, and its business has been carried out in many regions and across provinces. In the emergency safety market occupies the forefront of the industry, accumulated more customer resources in the domestic market, with the emergency safety field of education, consultation, training, standard revision, subject research, design, construction, testing, maintenance, evaluation and other industry-wide chain service capabilities. Since 2018, Yuxin's diversified businesses have blossomed in many places, advancing in tandem, resulting in decentralization of energy, weakening of delivery capacity, and unable to fully meet customer demands. We hope to break through the development dilemma and rapidly change the passive situation of the current situation by strengthening maintenance business and changing the existing extensive management. Under this background, the research starts with the development process of Yuxin Company, uses SWOT dynamic analysis method to analyze the external and internal resources environment of Yuxin Company, summarizes the development trend of emergency safety industry, draws the opportunities and threats that Yuxin Company faces, and combs out the company's strategic choices while analyzing its competitors.In the analysis of internal resources, it summarizes its own strengths and weaknesses. Through the comparison of opportunities, threats, strengths and weaknesses, it explores all kinds of choices Yuxin faces, and determines the development ideas in line with the company.Finally, the main measures of Yuxin Company's management strategy and implementation of the new strategy are formulated. Through this research, Yuxin Company will focus on the maintenance business in the field of emergency safety , and implement the strategy of focusing on high differentials and gradually reducing costs. On the basis of further establishing and strengthening the brand, we should make full use of the competitive advantages of the whole industry chain and gradually increase the input of training and service. Through the research of strengthening independent innovation R&D ability and standard revision of Yuxin Research Institute, strengthening the construction of service echelon, increasing the sales ability of maintenance point personnel, optimizing construction management and system process, the barriers of maintenance industry are established, the entry barriers of competitors are increased, and the strategic purpose of the company is finally realized.
