随着烟草行业竞争力的提高和新型卷烟营销模式的逐步实施,烟草物流在整个卷 烟行业营销活动中的作用越来越大,已成为卷烟上水平的重要环节和内容。作为物流 的一部分,仓储在将企业与客户、供应商和其他业务合作伙伴联系起来方面发挥着重 要作用。仓储管理水平的提升能够提高企业的运营效率,降低成本,提高核心竞争力。 面对行业竞争日益激烈,如何提高仓储管理水平,已经成为 A 卷烟厂乃至整个烟草行 业面临的课题。 本文通过实际的企业调研,分析发现 A 卷烟厂成品库仓储管理存在三个主要的问 题:一是库位规划不合理,如出入库效率低、拣货时间长、库位利用率低、捡货路径 长,导致仓储工作效率比较低;二是人员综合素质不高,缺乏积极工作的态度,工作 效率低,做事态度不端正,业务能力和专业知识都不能满足岗位需求;三是成品库仓 储管理作业流程存在问题,表现在出入库和保管作业方面,如入库缺乏抽检环节、出 库发货错装、保管没有按照操作要求等。针对以上问题,本文针对性地设计了改进方 案:具体是,运用 EIQ 和 COI 指标分析,确定各类卷烟的出库频率,根据出库频率的 高低使用 ABC 分类法对其进行分类,把储位分为 3 个区域,不同类别的卷烟产品分区 分层摆放,以此对成品库的储位进行了改进,保证合理的库位分配,提高工作效率, 同时提出卷烟产品的 ABC 分类管理策略和卷烟产品的拣货策略;在人员综合素质方 面,通过创新仓储人员培训机制,如拓展培训平台、定期轮岗实践、到其他公司学习、 竞赛比武,再者优改进仓储人员的考核制度,包括制定考核标准、组织现场考核、对 标改进,提高仓储人员的工作能力,增强仓储人员的综合素质;运用仓储流程理论分 析问题,对原有的仓储管理作业流程进行改进,以业务流程最优为目标,在有些环节 和内容观察能不能取消,遇到工作环节和内容无法取消,观察是不是可以进行合并或 简化,以达到改进仓储作业流程的目的。 通过本文的研究,针对 A 卷烟厂成品库仓储管理现状以及存在的问题,拟定出 A 卷烟厂成品库在仓储管理方面的改进方案,有助于企业降低运营成本,提高成品烟的 周转率,提高企业的竞争力。该研究还可为我国烟草行业仓储管理的改进提供参考。 关键词:A 卷烟厂;仓储管理;改进方案I ABSTRACT With the increasing competitiveness of the tobacco industry and the gradual implementation of the new cigarette marketing model, the influence of tobacco logistics on the marketing activities of the whole cigarette industry has become more and more significant, and has become an important link and content of the level of cigarettes.Warehousing, as a part of logistics, plays an important role in closely linking enterprises with customers, suppliers and other business partners.The improvement of warehousing management level can improve the operation efficiency, reduce costs and improve the core competitiveness of enterprises.Faced with the increasingly fierce competition in the industry, how to improve the level of storage management has become a problem faced by A cigarette factory and even the whole tobacco industry. Through the actual enterprise investigation, this paper finds that there are three main problems in the warehouse management of finished products in A cigarette factory.Firstly, unreasonable warehouse location planning results in low warehousing efficiency.Secondly, the comprehensive quality of personnel is not high. And professional ability and expertise can not meet the needs of the post.Thirdly, there are problems in the warehouse management process of finished products, which are manifested in the operation of warehousing entry and storage.By using the warehousing process theory to analyze the problems, we can improve the warehousing operation and optimize the warehousing management process. Aiming at the above problems, this paper designs an optimization scheme aiming at these problems.Specifically, by using the EIQ and COI index analysis,we could determine the frequency of various types of cigarettes out of storage.According to the frequency of outgoing, it is classified by ABC classification method. The storage space is divided into three areas, and different types of cigarette products are placed in different zones.In this way, the storage space of product warehouse is improved, and a new optimized storage space scheme is formulated to ensure reasonable storage space allocation and to improve the work efficiency. In terms of the comprehensive quality of personnel, we should formulate effective training programs and innovate warehouse personnel training mechanisms, such as expanding training platforms, conducting regular job rotation practice, learning from other companies, having competitions and so on.Then the warehouse personnel assessment system should be established, including formulating assessment criteria, organizing on-site assessment, and improving the standard, so as to improve the working ability of warehouse personnel and enhance their comprehensive quality.The theory of warehousing operation process is used to ensure that people can operate according to the operation process, so as to improve the management efficiency. Through this study, aiming at the current situation and existing problems of storage management in cigarette factory, the optimization scheme of storage management inII finished product warehouse of A cigarette factory is worked out, which is helpful for enterprises to reduce operating costs, improve turnover rate of finished cigarettes and enhance their competitiveness.This study can also provide reference for the improvement of storage management in tobacco industry in China.
