HG 公司家电事业部组织结构优化研究 改革开放以来,中国经济快速发展,人们的生活水平日益提高,对家电产品的需 求日益增大。2008 年以来在国家“家电下乡”、“以旧换新”、“节能产品惠民工程”等 一系列政策带动下,中国家电产业取得了飞速发展,已成为全球家电制造基地。近几 年随着经济结构的调整,中国经济逐渐进入“常态化”发展,经济增速放缓,国民消 费能力增速趋缓,中国家电产业面临更加严峻的挑战。随着消费的不断升级和科学技 术的不断发展,传统的家电产品已不能满足人们的需求。人性化、智能化、物联网化 的产品将成为趋势,家电产品呈现生命周期更短、产品更新速度更快的特点,市场竞 争更加惨烈,企业需要进行不断的改革,来适应市场的变化。海尔、美的等大型家电 企业通过不断探索和变革组织管理模式,使得公司能够在变化多端的市场中一直处于 领先地位。 HG 公司是一家专业从事电子制造服务的公司,拥有两大事业部,家电事业部和工 控事业部。本文以 HG 公司家电事业部组织为研究对象。HG 公司家电事业部所生产的产 品是白色家电的核心零部件微电脑程序控制器,客户主要有海尔、美的、海信、博世、 西门子和 GEA 等国内外知名家电企业。随着人们消费水平和消费观的不断升级,以及 科学技术的不断发展,传统的家电产品已不能满足人们的需求,个性化、多样化、智 能化、高端化的产品将成为趋势,产品更新换代的速度将越来越快。紧跟客户发展的 步伐,才能不被市场所淘汰。提升对客户的响应能力才能使企业在市场中保持竞争优 势。当下快速多变的市场环境下,传统的组织结构已无法支撑企业的发展,唯有进行 组织结构优化才能提升企业对外界环境的适应能力和组织内部竞争力。 本文以 HG 公司家电事业部组织结构为研究背景,围绕 HG 公司家电事业部当前的 组织结构现状进行分析,总结组织存在的五个问题: 职能重叠;权利过于集中;组织 关键职能缺失;职能部门目标不一致;绩效管理体系有缺陷针。针对组织存在的问题 提出以项目为导向的组织结构优化方案,并制定保障措施确保优化方案的顺利实施。 关键词: 家电行业,组织结构,项目,组织结构优化III Abstract Research on Organizational Structure Optimization of HG Company's Household Appliance Business Division Since the reform and opening up, China's economy has made great progress, people's living standards have been improving, and the demand for household appliances is increasing. Since 2008, driven by a series of national policies such as home appliances to the countryside, old appliances for new and energy-saving products for the benefit of the people, China's home appliances industry has achieved rapid development and has become a global home appliances manufacturing base. In recent years, with the adjustment of economic structure, China's economy has gradually entered into normal development, with the economic growth slowing down and the growth of national consumption capacity slowing down, China's household appliances industry is facing more severe challenges. With the continuous upgrading of consumption and the continuous development of science and technology, traditional household appliances can no longer meet people's needs. Humanization, intelligence, the product that thing network changes will become a trend, home appliance product presents the characteristic with shorter life cycle, product renewal speed faster, market competition is more intense, the enterprise needs to undertake ceaseless reform, will adapt to the change of the market. Haier, Midea and other large household appliances enterprises have been able to take the lead in the changing market by constantly exploring and changing the organizational management mode. HG company is a professional electronic manufacturing services company, with two divisions, home appliances division and industrial control division. This paper takes the organization of household appliances division of HG company as the research object. Household appliances division of HG company produces microcomputer program controllers, the core components of white goods, and customers are well-known household appliances enterprises at home and abroad, such as Haier, Midea, Hisense, Bosch, Siemens and GEA. With the continuous upgrading of consumption and the continuous development of science and technology, traditional household appliances products have been unable to meet people's needs, personalized, diverse, intelligent, high-end products will become a trend, making the speed of product replacement faster and faster. To improve the ability to respond to customers in order to maintain a competitive advantage in the market. Under the current rapid and changeable market environment, the traditional organizational structureIV can no longer support the development of enterprises. Only by optimizing organizational structure can enterprises improve their adaptability to the external environment and internal competitiveness.
