摘要

在科学技术日新月异的今天,企业怎样才能在日益残酷的竞争中始终立于不败之

地人才无疑是企业成功的关键保证,那么企业怎样才能留住自有人才甚至让其他企

业的优秀人才为我所用科学合理的薪酬管理模式和薪酬方案是留住人才和吸引人才

的关键。

TL公司是一家以高速公路设计、施工、BT、BOT以及公路收费为主营业务的综合

型公司,公司经过15年的发展,已经成为国内知名的高速公路企业,公司快速发展的

同时,暴露出一些管理上的问题,尤其是薪酬管理方面的问题比较突出,如吃“大锅

饭”现象严重公司、缺乏退出机制、留不住优秀的人才,员工普遍反映薪酬缺乏公

平。本文结合TL公司的实际情况,首先仔细研究国内外薪酬基本理论,然后采用问卷

调查、当面访谈等多种形式,对TL公司的实际情况进行了摸底,真正了解员工的需

要,总结出该公司原薪酬方案存在的缺点和不足,然后借鉴水木知行的3PM薪酬理

论、宽带薪酬理论,对TL公司的岗位进行重新梳理,在此基础上构建了新的岗位体

系,最后建立了以岗位技能工资制为主的新的薪酬方案。

新的薪酬方案对公司存在的薪酬问题进行了有针对性的整改,并且与企业的战

略、文化和人力资源体系相结合,提出了比较完善的工资制度和福利制度,在很大程

度上增强了薪酬方案的公平性、合理性和竞争性。最后,论文对新薪酬方案的实施提

出了实施程序和实施保障,希望通过本文对薪酬方案的研究和实施对以后的薪酬管理

工资有现实的借鉴意义。

combining the actual situation of TL company, first carefully research on the

basic theory of domestic and international compensation, and then using

questionnaire survey, interview and other forms, to the actual situation of TL

company were thoroughly, to truly understand the needs of staff, summed up the

shortcomings of the original compensation scheme in the company and the

insufficiency, then use Mizuki Chiyuki 3PM’s salary theory, broadband

compensation theory, to reorganize the company TL post, built on the basis of

this new post system, finally the job skills wage system based the new
