摘 要
现代企业竞争日益激烈,尤其汽车领域,任何企业都不可能做到一家独大和行业垄
断。在新的生产技术的不断发展、日新月异的今天,无论是工业4.0,中国制造2025,
还是欧洲汽车行业的发展,都指出未来汽车企业的发展方向必然是智能化、信息化以及
新能源汽车的迅猛崛起。但随之而来的一定会是更大规模的行业重新洗牌与整合的阶
段。企业如果想要在这种高压的环境下生存,企业内部必须要进行不断优化管理,提高
效率,引进先进的技术和管理手段,这样才能使企业在日益激烈的竞争中占有一席之地。
在企业不断发展优化的过程中,管理成本降低的要求和管理过程的先进性要求就凸
显出来,特别是采购管理在整个企业供应链及生产环节就变得至关重要。
本文经过梳理国内外的生产制造型企业尤其是汽车零部件制造企业的采购管理理
论与管理方法,着重总结了采购成本管理、合同控制管理、SAP系统对采购管理的控制
与应用、供应商选择管理等一系列理论,尤其是精益化采购理论的应用,始终贯穿全文,
并基于文献研究法、访谈调研法、同业比较法,使用了采购定价方法与价值链分析、SWOT
分析,TPS理论,ABC-XYZ分析法等工具为G汽车系统公司采购管理的改进研究提供理
论基础。
在全面了解G汽车系统公司发展现状的基础上,研究分析其采购管理组织架构与流
程,深入剖析了采购管理在企业生产经营活动中暴露出来的主要问题,主要存在于以下
五个方面:重要原材料的采购成本降低无法达到预期目标,新供应商资源开发不足缺少
合格且有竞争力的后备供应商,SAP系统控制与实际物料需求之间的矛盾频出,组织架
构臃肿影响项目的高效运行,对于客户指定的供应商的年度价格谈判失效。
在此基础上,论文制定了G汽车系统公司采购管理的改进目标与原则,并且有针对
性地提出改进措施与方案即建立与优化重要原材料评估与采购流程,优化供应商审核方
法与工具并使用VDA6.3与供应链审核计分系统对供应商进行审核与评估,建立SAP采
购控制与手工台账并行的管理方式,保证采购管理的精益性,组织架构优化职责重新界
定,强化客户指定供应商的契约化管理等。最后,为保证G汽车系统公司采购管理改进
措施的顺利实施,论文提出了改进措施的保障措施,从组织保障、制度保障、监管保障
三个方面进行,对G汽车系统公司采购管理改进措施提供有力保障,保证G汽车系统公
司采购管理改进措施实施的成效。

Study on Purchasing Management of G Automotive Systems Company
Abstract
The competition among modern enterprises is increasingly fierce, especially in the
automobile field. It is impossible for any enterprise to be a monopoly and industry monopoly.
In the continuous development of new production technology, changing today, whether it is
industry 4.0, Made in China 2025, or the development of the European automobile industry, it
is pointed out that the future direction of automobile development must be intelligent, inform-
ation and the rapid rise of new energy vehicles. But a phase of broader industry reshuffling and
consolidation is sure to follow. If an enterprise wants to survive in this high-pressure environ-
ment, it needs to continuously optimize its internal management, improve efficiency, and
introduce advanced technology and management methods, so that it can occupy a place in the
increasingly fierce competition.
In the process of continuous development and optimization of enterprises, the
requirements of reducing the management cost and the advanced requirements of the
management process are highlighted, especially the procurement management becomes crucial
in the entire enterprise supply chain and production link.
In this thesis, after sorting out the procurement management theories and management
methods of domestic and foreign manufacturing enterprises, especially auto parts
manufacturing enterprises, summarizes a series of theories of procurement cost management,
contract control management, SAP system control management, supplier selection
management and so on. Based on the literature research method, interview research method and
peer comparison method, are used the procurement pricing method and value chain analysis,
SWOT analysis, TPS theory, ABC-XYZ analysis method and other tools to provide theoretical
basis for the procurement management research of G Automotive Systems Company.
Based on a comprehensive understanding of the development status of G Automotive
Systems Company, this thesis studies and analyzes its procurement management structure and
process, and deeply analyzes the main problems of procurement management exposed in the
production and operation activities of the enterprise. Which mainly exist in the failure of
reducing the procurement cost of important raw materials to achieve the expected goal, the lack
of qualified and competitive backup suppliers in the development of new supplier resources,
and the frequent contradiction between SAP system control and actual material demand,
organizational overstaffing affects the efficient operation of projects, and the annual price
negotiation for the supplier designated by the customer is invalid.

On this basis, the thesis made a G auto system improvement goal and the principle of
purchasing management, and targeted put forward the improvement measures and schemes of
important raw material evaluation and procurement process, namely, to establish an optimized
supplier audit methods and tools and use VDA6.3 and logistics integration system for supplier
audit and establish SAP procurement control and manual ledger management in parallel,
optimize organizational structure and redefine responsibilities, contract management of
customer designated suppliers, etc.
Finally, in order to ensure the G automotive systems company smooth implementation of
the system improvement measures of purchasing management, the thesis put forward the
improvement measures of supporting measures, from the organization's guarantee, system
guarantee, regulatory guarantee, from the three aspect to provide the strong support of
purchasing management, and also ensure the implementation of effective in purchasing and
supply management in G automotive systems company.
