融资租赁作为融资与融物为一体的新型金融工具广泛运用于社会各个领域,在推动产 融结合、支持实体制造等方面发挥了重大作用。自2010年起,融资租赁行业经历了长达8 年时间的爆发式增长。截至2019年,全国已有在册融资租赁公司1.1万余家,融资租赁 在产业中的渗透率不断加强,远东租赁、平安租赁、国银金租、招银金租等头部租赁公司 在细分领域已经形成独有的核心竞争力。但除了少数头部租赁公司外,多数融资租赁公司 的业务定位、产品模式由于股东背景差异大、外部监管环境宽松、资金来源渠道杂等问题, 专业化程度偏低、业务模式与方向同质化严重、售后回租业务占比高。特别是大量租赁公 司扎堆进入地方政府融资平台类业务,一味地追求扩大资产规模,忽视了融资租赁融物的 属性,以类信贷的方式大规模进行业务投放,形成了“名为租赁、实为借贷”的行业现状。 G融资租赁公司于2014年底成立,成立时正处于融资租赁行业大规模扩张的背景下, 股东G能源公司希望依托G融资租赁公司注册在前海的优势,吸引外资进入贵州省,为贵 州省的实体制造业提供低成本的境外资金,特别是为即将开航的多彩航空提供有力的资金 支持。受政策、资本、行业发展、股东战略变动等内外部环境变化影响,G融资租赁公司 由于没有明确的业务方向及战略定位,业务模式单一,业务方向分散且与同行同质化严重, 未能将股东的能源产业优势充分发挥。特别是在2018年,受政策调控影响,G融资租赁公 司地方政府平台项目开发受阻,遇到了业务存量规模收缩,收益水平下降的问题。2019年 发布的《融资租赁监管办法》(征求意见稿),更是让G融资租赁公司感到转型迫在眉睫, 若再一味随波逐流,以租赁之名行信贷之实,必将被市场所淘汰。 在梳理企业战略管理相关理论的基础上,论文立足G融资租赁公司内外部环境,运用 SWOT分析工具,分析G融资租赁公司业务转型的战略依据。分析认为,G融资租赁公司作 为第三方独立租赁公司,最大优势在于其第三方租赁公司的身份相较于厂商租赁与金融租 赁有较大的独立性,行业选择范围大,可以最大限度的选择客户与市场,能够更以客户的 需求为中心,提供更适应客户需要的产品和服务,实施差异化竞争策略。 G融资租赁公司的业务差异化战略转型主要体现在三个方面:第一,聚焦省内能源市 场,发挥产业背景优势,在国内大多数第三方租赁公司扎堆进行平台类项目投放时,结合 股东拥有较强能源领域的资源,在能源领域进行项目探索,重点进行新能源、清洁能源、 传统能源等细分行业的深挖。第二,差异化的业务模式,结合能源行业重资产、周期长、 流动资金需求大的特点,开展“租赁+保理”、“租赁+信用证”等多种创新模式,提供尽 可能贴近能源行业内客户实际需求的产品。第三,差异化的租赁服务,除开展传统融资租 赁业务外,在资产处置方面建立信息交换平台,一方面可以为G融资租赁公司提供更多的 利润来源,降低对息差的依赖程度,另一方面可以更及时的获取项目及行业信息。为保障 业务战略转型的实施,要做好定位细分市场、培养专业化人才、加强风控体系建设、拓宽 II 融资渠道等四项工作。 论文研究对同类融资租赁公司业务转型也有一定的参考意义。 关键词:融资租赁;战略转型;差异化战略;SWOT工具;能源租赁; III Abstract Financialleasing,asanewfinancialinstrumentintegratingfinanceand finance,iswidelyusedinvariousfieldsofsociety,andplaysanimportantrole inpromotingthecombinationofindustryandfinance,supportingentity manufacturing,etc.Since2010,thefinancialleasingindustryhasexperienced explosivegrowthfor8years.Asof2019,therearemorethan11000registered financialleasingcompaniesinChina,andthepenetrationoffinancialleasing intheindustryisincreasing.Theheadleasingcompaniessuchasfareastleasing, PingAnleasing,Guoyinfinancialleasing,Zhaoyinfinancialleasinghaveformed uniquecorecompetitivenessinthesubdivisionfield.Butinadditiontoafew headleasingcompanies,mostofthefinancialleasingcompanies'business positioningandproductmodelsarelowinspecialization,serioushomogenization ofbusinessmodelanddirection,andhighproportionofafter-saleleaseback businessduetosuchproblemsaslargedifferencesinshareholders'backgrounds, looseexternalregulatoryenvironment,andmiscellaneouscapitalsourcesand channels.Inparticular,alargenumberofleasingcompaniesswarmedintothelocal governmentfinancingplatformbusiness,blindlyseekingtoexpandthescaleof assets,ignoringthenatureoffinancialleasingandfinancing,andlarge-scale businessinvestmentintheformofquasicredit,formingtheindustrysituation of"leasing,reallending". Gfinancialleasingcompanywasestablishedattheendof2014,whichwasunder thebackgroundoflarge-scaleexpansionoffinancialleasingindustry.The shareholdergenergycompanyhopedtorelyontheadvantagesofGfinancialleasing companyregisteredinQianhaitoattractforeigninvestmentintoGuizhouProvince, providinglow-costforeigncapitalfortheentitymanufacturingindustryof GuizhouProvince,especiallyprovidingstrongfinancialsupportfortheupcoming colorfulaviation.Influencedbyinternalandexternalenvironmentchangessuch aspolicy,capital,industrydevelopmentandshareholderstrategychanges,G financialleasingcompanyhasnoclearbusinessdirectionandstrategic positioning,singlebusinessmodel,scatteredbusinessdirectionandserious homogenizationwithpeers,andfailstogivefullplaytotheenergyindustry advantagesofshareholders.Especiallyin2018,duetotheinfluenceofpolicy regulation,thedevelopmentoflocalgovernmentplatformprojectofGfinancial IV leasingcompanywasblocked,anditencounteredtheproblemsofshrinkingbusiness stockscaleanddecliningincomelevel.Thefinancialleasingregulatorymeasures (Draftforcomments)issuedin2019makesgfinancialleasingcompanyfeelthat transformationisimminent.IfGfinancialleasingcompanycontinuestofollow thetrend,itwillbeeliminatedbythemarketinthenameofleasing. Onthebasisofcombingtherelevanttheoriesofcorporatestrategicmanagement, thispaperanalyzesthestrategicbasisofbusinesstransformationofGfinancial leasingcompanybasedontheinternalandexternalenvironmentofGfinancial leasingcompany,usingSWOTanalysistools.Theanalysisshowsthatasa third-partyindependentleasingcompany,thebiggestadvantageofGfinancial leasingcompanyliesinthatitsidentityasathird-partyleasingcompanyismore independentthanthatofmanufacturerleasingandfinancialleasing.Ithasawide rangeofindustrychoices.Itcanselectcustomersandmarketstothegreatest extent,focusoncustomers'needs,provideproductsandservicesthataremore suitableforcustomers'needs,andimplementdifferencesCompetitivestrategy. ThebusinessdifferentiationstrategytransformationofGfinancialleasing companyismainlyreflectedinthreeaspects:first,focusingontheprovincial energymarket,givingfullplaytotheadvantagesofindustrialbackground,when mostofthethird-partyleasingcompaniesinChinaclustertolaunchplatformtype projects,combiningwiththestrongenergyresourcesownedbyshareholders, carryingoutprojectexplorationintheenergyfield,focusingonnewenergy,clean energyandtraditionalenergyEnergyandothersectors.Second,thedifferentiated businessmodel,combinedwiththecharacteristicsofheavyassets,longcycleand largedemandforworkingcapitalintheenergyindustry,carriesoutavariety ofinnovativemodelssuchas"leasing+factoring"and"leasing+letterofcredit" toprovideproductsasclosetotheactualneedsofcustomersintheenergyindustry aspossible.Third,differentiatedleasingservices,inadditiontotraditional financialleasingbusiness,establishinformationexchangeplatforminasset disposal.Ontheonehand,itcanprovidemoreprofitsourcesforGfinancial leasingcompany,reducethedependenceoninterestmargin,andontheotherhand, itcanobtainprojectandindustryinformationinamoretimelymanner.Inorder toensuretheimplementationofbusinessstrategictransformation,weneedtodo agoodjobinfouraspects:positioningmarketsegments,trainingprofessional talents,strengtheningtheconstructionofriskcontrolsystem,andbroadening financingchannels.
