摘要 近些年来,制造型企业的融资成本不断增加、经营成本逐步攀升。为解决急 剧增长的成本压力,很多企业将目光转向了仓储管理,希望通过减少仓储成本来 降低资金压力。同时,制造型企业必须保有一定量库存以应对风险,单纯降低库 存量并不能解决问题。因此,提升库存管理水平来节约成本,成为了制造型企业 降低仓储成本的最优选择。仓储管理包括管理物料的存放、周转频次、作业流程、 信息反馈,物流规划等方面。目标是以最小的存储成本保证正常的高效生产。因 此,怎样合理地安排库存物资存放、调整库存作业方式,优化仓储管理路径,提 升信息交互模式是制造企业目前迫切需要解决的核心课题之一。 霍曼(北京)门业有限公司(以下简称霍曼门业)是一家以工业及民用门开 发、设计与生产、销售和仓储于一体的高新技术企业。其北京公司成立于1998 年,工厂库房包括原材料库、配件库、成品库。其中原材料库面积为1500平米, 存储约1万种物料,其中常用物料300多种。本文从仓储布局、作业流程、管理 流程等多个方面对霍曼门业的仓储管理进行分析,发现霍曼门业目前存在着如下 问题:货物缺乏分类管理;作业流程效率低下;功能区设计与作业需要不相符等 < 问题。然后针对上述问题,采用ABC库存分类法、费尔马点定位法、ESIA流程 优化法进行解决。包括:对物料进行ABC分类管理,重新分配储位;设置拣货 点避免低效移动;完善出入库管理及调整作业流程等等。针对霍曼公司原材料库 的管理情况,提出了本文方案实施的保障措施。 本文在对国内外文献的充分学习及研宄分析的基础上,以霍曼门业为主要研 宄对象,深入到企业内部进行调查,对该企业的仓储管理问题进行分析和解决。 为霍曼门业制定了仓储优化方案,最终帮助霍曼门业解决提升仓储作业效率、优 化仓储作业模式的问题。增强了霍曼门业的可持续性发展能力和核心竞争力。这 对霍曼门业日后的仓储管理能够起到积极的效果。图37个,表19个。 关键词:仓储管理;优化设计;库位设计;作业流程优化 in北京交通大学硕士专业硕士学位论文 ABSTRACT ABSTRACT Inrecentyears,thefinancingcostsofmanufacturingcompanieshavebeen increasingandoperatingcostshavegraduallyincreased.Inordertosolvetherapidly growingfinancialpressure,manycompanieshaveturnedtheirattentionto warehousingmanagement,hopingtoreducecapitalpressurebyreducingstoragecosts. Atthesametime,manufacturingcompaniesmustmaintainacertainamountof inventorytodealwithrisks,simplyreducinginventorycan’tsolvetheproblem. Therefore,improvinginventorymanagementtosavecostshasbecomethebestchoice formanufacturingcompaniestoreducestoragecosts.Warehousingmanagement includesmanagingthestoragestatusofmaterials,turnoverfrequency,operationflow, andinformationfeedback.Thegoalistoensurenormalandefficientproductionwith minimalstoragecosts.Therefore,howtoreasonablyarrangethestorageofinventory materials,adjusttheoperationmodeofinventory,optimizethestoragemanagement path,andenhancetheinformationinteractionmodeisoneofthecoreissuesthat manufacturingenterprisesurgentlyneedtosolve. Hormann(Beijing)DoorIndustryCo.,Ltd.(hereinafterreferredtoasHormann DoorIndustry)isahigh-techenterpriseintegratingdevelopment,design,production andsalesofindustrialandcivildoors.ItsBeijingcompanywasestablishedin1999. Thefactorywarehouseincludesrawmaterialwarehouse,sparepartslibraryand finishedproductwarehouse.Therawmaterialstorageareais1500squaremeters,and about10,000kindsofmaterialsarestored,ofwhichmorethan300arecommonly usedmaterials.ThispaperanalyzesthewarehousingmanagementofHormann'sdoor industryfromtheaspectsofwarehouselayout,operationprocessandmanagement process.ItfindsthatthefollowingproblemsexistinHormann'sdoorindustry:lackof classificationmanagementofgoods;lowefficiencyofoperationprocess;designof functionalareaandThehomeworkneedstobeinconsistent.Then,fortheabove problems,theABCinventoryclassificationmethod,theFermatpointpositioning method,andtheESIAprocessoptimizationmethodareusedtosolvetheproblem.
