随着社会的发展,人类的消费需求越来越多样化,很多企业的生产也开始趋向多
品种,小批量的方式。这种区别于大批量快速生产的方式给许多企业带来困扰,无法
适应这种方式的企业开始在竞争中处于劣势。
本案例基于多品种,小批量生产企业SGL公司实际面临的交期困境进行研究,从
订单交货的重要环节“生产加工”入手,通过对生产人员,设备和流程进行分析,找
到问题的突破点,并应用针对多品种小批量生产方式企业最有效的成组技术和单元生
产理论,开展研究。首先通过应用“生产流程分析法”和“分枝-聚类法”对SGL公司
的产品进行成组分析并得到6个产品组;然后应用复合流程法进行产品的成组工艺设
计,并建立相应的标准化的成组工艺文件;最后,针对不同的产品组进行建立生产单
元的研究,并以“CC3”为例,进行单元内设备和人员的配置以及生产平衡的研究。
该问题的研究对于缩短SGL公司的交货周期有着非常重要的意义,同时对于其他
多品种小批量生产企业也有一定的借鉴意义。

The Research 011 Lead Time Reduction in SGL Company
Abstract
With the development of society, the consumption requirements of people became more and
more diversity. The production mode in many company turned to big order number but small
batch. This is very different from large batch production mode which can provide product fast.
Those companies can't adapt to the new mode start to be in a disadvantage status during the
competition.
Based on the difficulties SGL company is facing now,the small batch production was
found a key factors. Start from the Production,which is the most important part during the
order delivery, People, Machine and production flow in production was analyzed, and a
solution of using Group Technology and Cell Production was pointed out. After that,by
using the production process analyze method and Branch and Clustering method, 6
product groups were grouped. And then the process routing was designed according to
‘Composite process method' and the standard documents were also set. Finally,the
Production cell was established, and taking CC3 as an example, required people and
machines for the cell was calculated and the production balance of the Cell was also be
studied
The research of this problem is very important for SGL company to reduce the delivery
time,and also have certain reference significance for other company which is also various
product but small batch production.
