本文分析了项目管理和流程再造的基本理念以及最新的研究进展,
从项目管理中关键人员的选择出发,通过项目经理和项目成员的充分竞
争,将项目的组织边界动态化。同时引入项目协调人机制,加强项目不
同成员之间的沟通,实现组织结构的扁平化,并用 EISA 方法对项目流
程再造,希望以此解决平衡型矩阵项目管理中的问题。最后从通过 A 公
司项目管理中的一个实际问题出发,从项目成员的选择和激励、项目内
部成员的沟通和项目办事流程优化等方面进行了流程再造,最终项目顺
利完成。

ABSTRACT
Company based in the functional departments, setted up a project team
for a special project. A lot of companies have encountered various problems
at the project management . Manager in the functions of the enterprise have
done various attempts. This article will do some useful exploration that will
set A Company as an example. By the balanced matrix model of project
management process reengineering, the article will provide ideas in this type
of enterprise project management.
This article analyzes the basic concepts of project management and process
reengineering and the latest research progress. It will slove the problem in the
balanced matrix model of project management from full competition in
project manager and the member in the project that is the key role in the
project. This competition will make the organization of the project boundary
dynamic. And it also come from the coordinator in the project which will
strengthen the communication between the different members of the project,
the flattening of the organizational structure, using the the EISA method of
process reengineering project. I hope it will solve the problems in the project
