随着我国经济步入“新常态”,经济结构进一步优化,驱动力由以往的投资向创新
转换,国家对推进增加新能源消纳能力提出明确要求,八部委推进电能替代指导意见逐
步落实,电能替代工作迎来良好发展形势。新型农村电网建设将进一步提升智能用电信
息采集终端产品的市场规模,带动电力线载波通信产品需求增长

A 公司自成立以来,一直致力于载波通信技术在国家智能电网领域的应用推广及其
它领域的应用拓展。公司的主营业务为电力线载波通信产品的研发、生产、销售及服务,
在扩频通信、信号处理、通信技术、自动控制、计算机应用及机电一体化等领域形成了
较强的科研、生产能力,是电力线载波通信领域拥有自主知识产权的专业技术公司,在
电力线通信介质特性研究方面处于国内领先水平。近年来,公司的营业收入和净利润持
续增长,企业规模稳步有序壮大,积累了一定的风险抵御能力。然而在快速发展的同时,
也面临着相应的行业竞争风险

公司主营产品目前主要应用于国家智能电网用电信息采集系统,国网公司的相关政
策、国网公司及其下属电力公司的招标采购进度和安装进度等因素的变化会导致公司经
营业绩产生波动;若遇到不可抗力导致公司产品所需核心原材料——芯片裸片供应商的
供应中断则无法满足公司正常生产需求;随着国内电网公司的智能电网建设计划大力促
进电力线载波通信技术的发展,未来可能有更多的国内外芯片生产企业加入市场竞争,
如其他竞争者开发的新技术产品快速适用于用电信息采集系统,将会对公司经营带来较
大不利影响

如果公司在未来的市场竞争中不能继续保持并强化现有的竞争优势,则可能会在未
来的竞争中处于不利地位

本文以 A 公司电力线载波通信产品销售业务为研究对象,结合 SWOT、PEST 战略分
析工具,对 A 公司内、外部环境进行系统扫描、梳理,并分析了外部环境为企业带来的
机会和威胁,以及公司内部拥有的优势和劣势。通过 QSPM 矩阵对公司竞争战略进行定
量分析,认为 A 公司应运用差异化战略为主并兼具集中化战略,即应当采取集中于电力
行业信息采集市场的差异化战略,在扬长避短的同时增加其市场占有量。同时提出了一
系列的实施途径。最后,结合竞争战略的实施要求和 A 公司的实际情况,提出了战略实摘要

施中的若干措施:企业文化管理、人力资源管理、技术研发管理、财务管理和营销管理
等措施,保障公司竞争战略的顺利实施

本文着眼于理论指导实践,运用竞争战略分析工具,选择集中于电力行业信息采集
市场的差异化战略,在扬长避短的同时增加其市场占有量的发展战略作为 A 公司的竞争
战略并制定了相应的实施途径,同时,提出 A 公司竞争战略实施的路径和措施,对 A 司
建立差异化的竞争优势、提高市场占有率、提升运营业绩具有积极意义

Abstract
With China&39;s economy entering the phase of new normal, the economic structure being
further optimized, the driving force transferring from the previous investment to innovation,
the nation has made clear requirements to promote the increasing capacity of new energy. The
guidelines of promoting electricity replacement assigned by the eight ministries have been put
into practice gradually. The power replacement work has ushered in a favorable situation. The
construction of new rural power grids will further enhance the market size of intelligent
electricity collection terminal products and drive the demand for power line carrier
communication products to grow.
Company A, since its foundation, has been committed to the carrier communication
technology in the field of national smart grid application and promotion as well as other areas
of application and development. The company&39;s main business is the research, production,
sales and service of power line carrier communication products. It has strong scientific
research and production capability in the field of spread spectrum communication, signal
processing, communication technology, automatic control, computer application and
mechatronics integration. It is a professionally technical company in the field of power line
carrier communication with independent intellectual property rights, whose research of
characteristics of power line is on the domestic leading level. In recent years, the company&39;s
operating income and net profits continued to grow, the scale of enterprises grew steadily, and
it has accumulated certain abilities of risk resistance. Meanwhile, it is also faced with the
consequent industry competition risk in its progress of rapid development.
The company&39;s main products are mainly used in the information collection system of
the national smart grid. Changes in the relevant policies of the State Grid Corporation
distribution, the State Grid Corporation and its affiliated power companies’ bidding schedule
and placate progress and other factors will cause the fluctuation of its operating results. The
core raw material will not meet the company&39;s normal production needs due to the possible
supply interruption of bare chip suppliers caused by the majeure. As the smart grid
construction plan promotes vigorously the development of power line carrier communication
technology of domestic grid corporations in the future, there may be more domestic andAbstract

foreign chip manufacturers to join the market competition. If the new technology products
from other competitors fit rapidly information collection system, it will have a major adverse
impact on Company A.
If the company couldn’t keep and enhance its present competitive superiority in the future
market competition, it will possibly lose its advantage.
Using the sales of power line carrier communication products of Company A as the
research object, combined with the SWOT and PEST strategy analysis tools, this article scans
Company A&39;s internal and external environment, combs and analyzes the opportunities and
threats from the external environment, as well as the advantages and disadvantages in the
internal company. Through quantitative analysis of QSPM matrix in the competitive strategy
of the company, the article indicates that Company A should give priority to differentiation
strategy and also give consideration to centralization strategy. It should adopt differentiation
strategy focusing on information collection of the electric power industry market, foster
strengths and circumvent weaknesses to increase its market share. At the same time, a series
of the implementation of the approach are put forward. Finally, combining the need for the
implementation of the competitive strategy and the present situation of Company A, the
article presents some measures in the strategy implementation such as the enterprise culture
management, human resource management, technology research and development
management, financial management and marketing management to ensure the smooth
implementation of the competitive strategy for the company.
This article focuses on theory to guide practice, applies competitive strategy analysis
tools and chooses differentiation strategy of information collection market in the power
industry. It proposes the competitive strategy of fostering strengths and circumventing
weaknesses to increase Company A’s market share and formulates the corresponding
implementation. Meanwhile, the competitive strategy implementation and measures are put
forward, which have positive significance in establishing a differentiated competitive
advantage, improving market share and enhancing operating performance.
