HM绝热材料公司制造的高性能橡塑共混绝热保温材料广泛应用于购物中心、酒店、 商业写字楼、各类体育场馆、交通枢纽、学校、医院、会议报告厅、汽车机械制造、电 子、医药洁净厂房等多个领域。当前橡塑绝热保温材料已经发展并成为通风空调领域工 程保温材料应用的主导产品,替代了传统的金属管道、玻璃纤维和石棉。伴随着各类使 用场所对防火性能要求不断提升,尤其是国家开始实施强制性防火规范--新版《建筑设 计防火规范》GB50016-2014以后,对于保温材料的防火要求越来越高,具备高防火性 能的橡塑绝热材料也成为通风空调领域的必然选择。 HM绝热材料公司经过20多年发展在成本领先战略指导下公司的精益型供应链战 略已经适应国内订单对产品低价格需求。然而随着市场的不断变化2017年以后海外订 单出货量逐渐增加,海外订单产品对交期和柔性化需求给公司现有的精益型供应链战略 带来了很大的挑战,如果公司的供应链战略不能满足海外订单的需求将会失去海外市场 发展机会,对公司走向国际化带来不利的影响。 本文使用MBA期间学习到的五力模型、供应链战略匹配模型和供应链绩效驱动模 型对HM绝热材料公司的竞争战略、供应链战略、供应链战略匹配关系进行分析。通过 研究提出了按照产品类型进行供应链优化设计,对企业不同类别的产品设计不同的供应 链战略。国内工程产品使用MTS的生产方式继续坚持精益型供应链战略发挥成本控制 的优势,海外产品使用MTO的生产方式选择敏捷型供应链战略提升现有供应链的响应 速度。同时结合变化的市场需求和橡塑产品生产工艺特点在敏捷型供应链战略和精益型 供应链战略中找到平衡点,提出精益型供应链战略和敏捷型供应链战略共混的供应链战 略,并依据公司历年运营数据对优化后的方案实施效果做出评估。希望通过HM绝热材 料公司供应链战略研究为中小型企业在国际化发展中遇到的供应链匹配问题提供参考。 关键词:供应链战略、供应链战略匹配、敏捷型供应链战略、精益型供应链战略 II Abstract The high-performance rubber plastic blend thermal insulation material manufactured by HM thermal insulation material company is widely used in many fields, such as shopping center, hotel, commercial office building, various sports venues, transportation hub, school, hospital, conference hall, automobile machinery manufacturing, electronics, pharmaceutical clean workshop, etc. At present, rubber and plastic insulation materials have developed and become the leading products in the field of ventilation and air conditioning engineering insulation materials, replacing the traditional metal pipe, glass fiber and asbestos. With the continuous improvement of fire performance requirements for all kinds of places of use, especially after the implementation of the compulsory fire prevention code (gb50016-2014), the fire protection requirements for thermal insulation materials are getting higher and higher, and rubber plastic thermal insulation materials with high fire performance have become an inevitable choice in the field of ventilation and air conditioning. HM insulation materials company has been developing for more than 20 years. Under the guidance of cost leading strategy, the lean supply chain strategy of HM insulation materials company has adapted to the low price demand of domestic orders. However, with the continuous changes in the market, after 2017, the number of overseas orders increased gradually. The delivery date and flexible demand of overseas order products have brought great challenges to the company's existing lean supply chain strategy. If the company's supply chain strategy fails to meet the demand of overseas orders, it will lose the opportunity of overseas market development and bring adverse impact on the company's internationalization. This paper uses the five force model, supply chain strategy matching model and supply chain performance driven model learned during MBA to analyze the competition strategy, supply chain strategy and supply chain strategy matching relationship of HM insulation company. Through the research, it puts forward the optimization design of supply chain according to the product type, and designs different supply chain strategies for different types of products of enterprises. The production mode of domestic engineering products using MTO continues to adhere to the lean supply chain strategy to give full play to the advantages of cost control. The production mode of overseas products using MTO selects the agile supply chain strategy to improve the response speed of the existing supply chain. At the same time, combining with the changing market demand and the characteristics of rubber and plastic production process, we find the balance point in the agile supply chain strategy and the lean supply chain strategy, put forward the supply chain strategy of the blending of the lean supply III chain and the agile supply chain strategy, and evaluate the implementation effect of the optimized scheme according to the company's operation data over the years. It is hoped that the research on the supply chain strategy of HM insulation company will provide a reference for small and medium-sized enterprises to meet the supply chain matching problems in the international development.
