丰田汽车的精益思想不仅体现在产品生产环节中，还体现在产品开发及销 售服务体系上。在精益生产方面，东安汽发多年来推行的三菱化管理模式，在 生产环节已经做到了精益生产。在销售服务方面，东安汽发一直以客户为中心 以市场为导向，不断提升销售服务水平和能力，在精益思想下也建立了具备较 为完善的销售服务体系。但在产品开发环节，东安汽发一直习惯于从日本三菱 公司引进产品和技术进行国产化，未实现开发过程全价值流的精益产品开发。 虽然开展了一系列产品开发工作，但以适应性开发为主，自主开发能力薄弱， 产品开发能力亟待提高。 本论文综述了精益开发相关的概念、理论发展及国内外研究现状，分析了 东安汽发自动变速器开发的发展历程、现状以及存在的问题。以问题为导向， 论文提出了东安汽发自动变速器精益开发策略，并构建了实施策略的保证措施。 论文发现，在东安汽发自动变速器开发过程中，主要存在开发周期长、开 发成本高和产品成本高这三大突出问题。针对以上问题，本文从计划管理、降 低开发成本和成本设计三个方面提出了精益开发策略：通过设置合理的工作时 间和裕度，合理的统筹规划，建立科学的产品开发周期评价体系，缩短开发周 期并使周期管理标准化；通过跨功能团队协作、完善核心工程管理以及故障数 据积累，减少不必要的分析验证的浪费，使开发过程既能高效的验证设计方案， 又能大幅的降低开发成本；通过零件对标，成本分解，精益设计，价值工程的 应用，构建工程师的知识工程体系，有效的降低产品成本。为实现以上策略的 顺利实施，本文从流程优化、制度优化和文化构建三方面提出了保障措施。 本论文的研究支持了东安汽发自动变速器的精益开发，减少产品开发过程 中的各种浪费，在提升产品质量的同时降低开发成本和产品成本，提高了东安 汽发的核心竞争力。 关键词：自动变速器、精益开发、精益管理 哈尔滨工业大学工商管理硕士学位论文 - II - Abstract Toyota's lean thinking is reflected not only in the production process, but also in the product development and sales service system. In terms of lean production, Dong 'an Automobile Research and development center's has been implementing mitsubishi management mode for many years, and has achieved lean production in the production process. In sales and service, Dong 'an has been customer-oriented and market-oriented, constantly improving the level and ability of sales and service, and have established a relatively complete sales and service system under the lean thinking. In the process of product development, dong 'an has been accustomed to importing products and technologies from mitsubishi corporation of Japan for localization, but has not realized the whole value stream lean product development of the development process. Although it effectively reduces the development work, only some adaptive development can be done in product development, and the independent development ability is weak, so the product development ability needs to be improved urgently. This paper summarizes the concept and theory development of lean development and research status at home and abroad, and analyzes the development process, status quo and existing problems of Dong 'an development. Oriented by problems, this paper puts forward the respect development tactic of Dong 'an auto automatic transmission, and constructs the guarantee measures to implement the tactic. The paper found that in the process of Dong 'an auto automatic transmission development, there are mainly three prominent problems: long development cycle, high development cost and product cost. Aiming at the above problems, this paper puts forward lean development strategies from three aspects on plan management, cost management and cost design: by setting reasonable working hours and margins and making rational overall planning, a scientific product development cycle evaluation system is established to shorten the development cycle and standardize the cycle management. Through cross-functional team collaboration, improvement of core engineering management and accumulation of fault data, unnecessary waste of analysis and verification can be reduced, so that the development process can not 哈尔滨工业大学工商管理硕士学位论文 - III - only effectively verify the design scheme, but also significantly reduce the development cost. Through parts benchmarking, cost analysis, multi-scheme design and value engineering application, the knowledge engineering system of engineers is constructed to effectively reduce product cost. n order to realize the smooth implementation of the above strategies, this paper puts forward guarantee measures from three aspects of process optimization, system optimization and cultural construction. The research of this paper supports the lean development of Dong 'an auto automatic transmission, reduces all kinds of waste in the process of product development, reduces development cost and product cost while improving product quality, and improves the core competitiveness of Dong 'an.
