I 摘要 随着社会的发展,越来越多的制造企业开始向智能制造转型。在转型过程中, 很多制造企业转型缓慢或者失败。M公司在转型开始时,通过直接投资自动化设备和 产线的方式,试图快速转型和提升到智能制造水平。但是因对产品需求分析不足,线 体柔性设计不够,导致项目失败。经过对项目的总结和反思,总结出市场需求频繁波 动、生产线柔性设计不够、转产换型慢、自动化设备重且体积大,无法快速对设备进 行布局调整,物流配送不顺畅等种种因素导致了项目的失败。本文试图结合M公司转 型案例为研究背景,探讨如何在制造企业里面进行精益生产的优化。传统制造企业在 开始转型时面临的问题有:转型方向和目标的确定、如何转型、如何评估转型结果。 本文以M公司空调生产为研究案例。通过以客户的订单需求为主轴线,探讨转 型方向。针对现有的业务流程进行分析,找出与目标的差异,寻求改革的措施。运用 精益生产知识和工具,通过运用价值流工具分析,为制造公司规划未来远景图,制定 企业的战略方针。使用标准化作业、快速换型、精益物流等工具进行分析,研究如何 进行精益化工厂的改革。通过建立精益化成熟度的评估模型,对精益化实施效果做出 量化的评价和改进。 本文的研究意义:建立空调为代表的制造企业精益化工厂的成熟度评估模型, 首次从量化的角度出发,结合精益生产知识体系,价值流分析、标准化工作推进、以 及工厂的精益化物流设计工具,推进传统制造企业向精益化工厂改革进程,奠定了理 论基础和实践指导方法。 关键词:精益生产;自动化;价值流;精益成熟度; 广工工业大学硕士学位论文 II Abstract With the development of society, more and more manufacturing companies have begun to transform to intelligent manufacturing. During the transfer process, many manufacturing companies have slow or failed transformation. At the beginning of the transformation, M Company tried to rapidly transform and upgrade to the level of intelligent manufacturing by directly investing in automation equipment and production lines. However, due to insufficient analysis of product demand and insufficient flexible design of the wire body, the project failed. After summing up and reflecting on the project, it was concluded that the market demand fluctuated frequently, the flexible design of the production line was insufficient, the production and type change was slow, the automation equipment was heavy and bulky, and it was impossible to quickly adjust the layout of the equipment. This article attempts to combine M company's transformation case as a research background to discuss how to optimize lean production in manufacturing companies. the problems faced by traditional manufacturing companies when they begin to transform are: determination of the direction and objectives of the transformation, how to transform, and how to evaluate the transformation results. This article takes M company's air conditioner production as a case study. By taking the customer's order demand as the main axis, the direction of transformation is discussed. Analyze the existing business process, find the difference with the goal, and seek reform measures. Using lean production knowledge and tools, through the use of value stream tool analysis, planning for the future vision of manufacturing companies, and formulating corporate strategic guidelines. Implement tools such as standardized operations, rapid model changes, and lean logistics for analysis, and study how to gradually carry out the reform of lean chemical plants. By establishing an evaluation model of lean maturity, quantitative evaluation and improvement of the effect of lean implementation are made. The significance of this paper: the establishment of a model for evaluating the maturity of lean chemical plants in manufacturing companies represented by air conditioners. For the first time, from the perspective of quantification, combined with lean production knowledge system, value stream analysis, standardization work promotion, and lean logistics design tools , Promoting the reform process of traditional manufacturing enterprises to lean chemical plants, laying a theoretical foundation and practical guidance methods.
