本文主要以吉林烟草公司员工绩效考评咨询项目为基础,重点对吉林烟草公司员 工绩效考评中出现的问题进行分析,#并对整体考评方案进行重新设计 吉林市烟草公司是一家以销售为主的烟草公司,烟草行业属于垄断行业,烟草公 司属于国有企业,在国有企业的改革过程中,人力资源管理工作成为改革的重点,而 员工绩效考评作为人力资源管理工作的核心,无疑成为改革的关键 首先通过实地调查和研究,发现吉林市烟草公司员工绩效考评的问题,分别从绩 效考评的内容和标准!考评主体!绩效考评周期和考评结果应用等几个方面进行分析, 发现存在以下一些问题:没有统一的考评标准,考评主体多不便于考核实施,考评周 期过于频繁,考评结果应用上力度不够等;在分析的基础上形成咨询建议:确定关键 业绩指标考评基础,逐渐形成基于KPI的员工绩效考评方案 员工绩效是以关键业绩指标为基础和重点的,各岗位的关键业绩指标是在岗位职 责的基础上梳理形成的,是以量化指标和工作痕迹化为原则的,是统一的和规范的考 评标准,是员工工作成果最直接和最有效的体现另外增加工作态度!工作计划和总 结!工作能力等方面的考核,这样就可以比较全面的考评员工的工作业绩,形成良好 的绩效文化,促进公司整体业绩的提升 考评主体是实施考核的重要人员,重新梳理各部门的组织结构,便于明确考评主 体,有利于考评的顺利实施;考评周期则根据考评实施情况从月度考评调整为季度考 评考评结果划分不同的等级,直接与工资和晋升挂钩,达到激励效果,实现公司和 员工的双赢 总之,本文是在发现问题!分析问题的基础是上,形成了一套基于KPI的员工绩 效考评方案 关键词:烟草公司绩效考评关键业绩指标兰州大学MBA学位报告作者:李永久吉林烟草公司员工绩效评价方案设计 ABSTRACT ThistextmainlybefoundedonemPloyee.5Performanceevaluationeonsultationof JilintobaeeoeomPany.WeanalysistheProblemofemPloyee.5Performaneeevaluation, andthendesignanewwholeProjeet.
