进入新世纪以来,经济全球化加速推进,各国的经济融和,相互依存又相互 竞争。各种经济体及大企业之间的经济关系更加紧密。任何独立企业需与上游和 下游企业共同组成供应链。企业的发展进步基于供应链,企业竞争在很大程度上 就是供应链核心管理能力的竞争。 伟创力是一家一站式电子制造服务提供商,为各种国内客户提供高级电子产 品的设计与研发,产品生产与制造,物流运输等全方位一条龙服务的企业。伟创 力持续不断的推动公司内部业务模式和管理流程的优化,供应链管理是公司的核 心管理环节,供应链管理的优化必然是伟创力提升自身竞争力的重中之重。 本篇论文以供应链管理和战略采购管理的理论为指导,以伟创力公司的供应 链管理为研究的对象,运用案例分析法、鱼骨图、克拉杰克模型等研究方法和研 究工具,对伟创力供应链管理从五个方面进行了研究并提出优化方案。 (1)采 购人员战略采购思维与采购流程再造,克服了同类物料间报价碎片化,不同项目 间采购策略绝缘化等弊端,运用差异化采购决策,系统化地运用采购理论,采购 总成本大大节约;(2)有试用期和淘汰机制的新供应商导入流程,使合适供应 商被选择,供应商质量问题库和质量问题早期报警机制减少了供应商质量问题; (3)供应商战略伙伴关系和过程化订单管理流程使供应商准时交货率显著提高; (4)供应商管理库存,最大限度地使前置周期订单向供应商管理库存订单转变, 从时间维度延后了伟创力拥有库存的周期,优化的 ABC1C2 物料分类法,采取更 精细经济订单量(EOQ)管理策略,更大范围实现多批次,小批量,从数量维度降 低伟创力订单采购量,并最后实现库存的降低和周转率提高;(5)细分客户需 求管理,伟创力对客户资源分配更合理,优化内部信息沟通流程,建立信息共享 平台,客户需求反应的及时性,敏捷性满足先进供应链的要求,客户满意度得到 提升。 以上五个供应链管理方面的优化,伟创力对供应链的管理更加精细,对自身 的库存控制更加合理,对客户需求满足更加到位,实现了供应链的上游供应商, 核心企业及下游客户之间紧密衔接,显著地降低了整体网状供应链的总成本,增 强了伟创力的企业竞争力。 关键词: 战略采购;供应商管理库存;客户需求管理;经济订单量兰州大学硕士学位论文 伟创力供应链管理优化研究 II STUDY ON SUPPLY CHAINMANAGEMENT OPTIMIZATION OF FLEX Abstract Since the beginning of the 21 st century, the trend of economic globalization has accelerated, and the economies of all countries in the world have been further integrated, being interdependent and competing with each other. Especially in recent years, with the development of the Internet, the economic ties between various economies and large enterprises have become closer, gradually showing a chain-like, network-like relationship. For a single enterprise, the supply chain is composed of upstream and downstream enterprises. The development of enterprises is based on the development of supply chain. In a sense, the competition of enterprises is the competition of supply chain management ability. flex is a one-stop electronic manufacturing service provider, providing customers with all-round services such as design and development of electronic products, product manufacturing, logistics and transportation. In response to the fierce competition in the market, flex continues to promote the continuous upgrading and optimization of the company's internal business model and management process. Supply chain management is the core management step of the company. Supply chain management optimization has become the top priority of flex to enhance its own capabilities. Under the guidance of supply chain management theory and purchasing management theory, this paper uses scientific research methods and research tools such as case analysis, fish-bone diagram, Kraljic supply matrix, etc. to analyze and study the supply chain management of flex company from five aspects, and puts forward corresponding optimization solutions. 1. Sourcing personnel set up strategic purchasing mind-set and re-build purchasing process to overcome the shortcomings of fragmentation of quotation between similar materials and insulation of purchasing strategies among different projects. They implemented differentiated and systematic purchasing strategies, which greatly reduced the total purchasing cost. 2. The new supplier qualification process with probation period and elimination mechanism ensures that qualified suppliers are selected. Supplier Quality Question Base (E-MQCR) and Quality Early Warning System (EWS) effectively reduce the quality兰州大学硕士学位论文 伟创力供应链管理优化研究 III problems of suppliers. 3. Establishing supplier's strategic cooperation relationship and process-focus order management, the supplier's on time delivery rate is significantly improved. 4. Promote vendor-managed inventory (VMI) and greatly change from traditional full lead time order to vendor-managed inventory order, delay the period of flex owned inventory from time aspect. Through the optimized ABC1C2 material classification method, flex adopted more elaborate economic order quantity (EOQ) management strategy, and realized the “more batches, small quantity” and reduced orders volume from quantity aspect, and finally realized the reduction of inventory and increase of turnover rate. 5. By segmentation management of customer demand, flex allocated more resources to customer reasonably, by optimization of internal information communication process and establishment of information sharing platform, flex overcame the disadvantages of long communication cycle and lack of information transparency, timely responded to customer needs, agility met the requirements of advanced supply chain, customer satisfaction has been improved. The above five improvements in supply chain management make the management of suppliers be more elaborate, the inventory control be more reasonable and more satisfy customers. flex realized the closer connection between the upstream suppliers, the core enterprises and the downstream customers of the supply chain, which reduces the total cost of the whole supply chain and enhances the competitiveness of the company.
