JY 公司是一家机电设备制造企业。由于缺少一个清晰的商业计划书，JY 公司的 AGV 项目在融资过程中遇到很多挫折。本商业计划书通过明确公司战略和项目的商业模式， 分析项目的可行性和可能产生的经济效益，不仅有助于 JY 公司进行融资，还指引了项 目发展的方向，提高项目的成功率，同时对其他公司也有一定的借鉴意义。 本文以 JY 公司的自主导航移动机器人 AGV 项目作为研究对象，首先运用 PEST 模 型对项目的外部宏观环境进行分析，评估出企业内部所具有的资源和竞争优势。然后通 过 SWOT 分析初步确定项目的发展战略，在战略方向的指导下，运用企业管理理论建 立与项目相适应的企业股权结构、组织结构和人力资源规划。利用营销战略，细分市场， 选择目标市场、目标顾客群，进行市场定位。从而制定出相应独特的产品策略及价格策 略，再配合有效的渠道策略和丰富的促销策略，将其 AGV 成功推向市场。通过财务预 测和分析，向投资者展示公司的财务绩效，包括盈利能力、偿债能力、营运能力和发展 能力。最后进行风险分析和资本退出筹划，提出相应的风险应对策略和资本退出方式。 关键词，AGV；自主导航移动机器人；商业计划书II Abstract JY is a mechanical and electrical equipment manufacture. Lack of a clear business plan, JY company face many problems and obstacles in the path of development, This business plan with clear strategy and business model of the project, analysis of the feasibility of the project and can produce economic benefits, not only help JY company financing, also to guide the direction of the project development, improve the success rate of the project, while other companies have some reference. This study use JY Company’s autonomous navigation of mobile robots as object. Firstly,Thebusiness plananalyzethe macro-environmentand micro-environment of the project through PEST model and competitive analysis. Then assess the internal resources of the project, and to accurately outline the company's core competitiveness and competitive advantage.And through the SWOT analysis ， we determine the project's development strategy.We use business management theory to determine the organizational structure and human resources planning. We apply Marketing strategy to select target markets, target customers, and market positioning and formulate sales strategy. Financial projections and analysis show investors the company's financial performance, including profitability, solvency， operational capabilities, and development capacity. Finally, we propose the risk strategy and capital exit planning.
