摘 要
在以买方市场为主导的今天,产品的个性化需求不断增长和创
新,同时,多品种、小批量、短周期的生产和配送模式已经逐步成为
制造型企业经营和发展的主要模式。以往的大批量生产模式有着充足
的样本数据为依据进行生产的统计过程控制,但是在多品种、小批量
的生产条件下,样本数据通常都比较少而且比较随机,这给企业的生
产控制带来一定的问题。

本文以典型的制造型企业 RS 公司为研究对象,重点研究了 RS 公
司在精益生产模式下的准时化配送机制。切合实际的生产配送体制是
企业生产有序进行的源头,而准时化车间物流配送则是制造业企业准
时化生产的有力保障。以精益思想为核心的生产配送模式可以大幅度
提高企业的生产效率和生产计划的准确性。

文章采用了理论与实践结合、定性与定量结合的方法,在广泛阅
读国内外先进文献和对 RS 公司实地调研的基础上,首先对 RS 公司现
有的生产配送模式进行深入调研和分析,找出其生产配送管理中存在
的问题;其次针对 RS 公司的问题进行其准时化配送系统的设计,配
送系统以精益生产管理工位为中心,进行了物料库存的分析和管理、
现有配送流程的优化、制定标准化配送作业以及建设物流信息化等工
作。

最后,本文从企业的内外部环境着手,建立起有效的物流控制手
段和响应机制,对生产中物料从供应到各工序之间的物流进行精确控
制,例如使用“重要紧急四象限法则”对生产需求进行识别和管理,
采用实际数据对配送数量进行优化,采用“节约里程法”对配送路线
进行规划等,这些具体的实施策略保证了设计方案的有效实施,同时,II
文章对方案的可行性和经济性进行了效果分析,分析设计方案的实施
效果。

Abstract
Today is dominant in a buyer’s market, the personal needs of goods
is growing and breaking new ground. Meanwhile, more-variety,
low-volume, short-cycle production and distribution model has gradually
become the main mode of manufacturing and business development.
Traditional mass-production model has plenty of sample data as the basis
for the production of statistical process control. However, in the way of
more-variety, low-volume production, sample data is small and random,
which brings some problems to the production control.
In this paper, we had a research on a typical manufacturer-RS
company. The paper focuses on RS’s JIT distribution mechanism under
the mode of lean production. Practical production distribution system is
the source of orderly production. And The just-in-time workshop logistics
distribution is a strong guarantee of JIT production. Lean thinking as the
core of the production distribution patterns can greatly improve the
efficiency and accuracy of the production plan.
This article combines theory and practice, qualitative and
quantitative methods. On the basis of reading advanced literature at home
and abroad extensively and field research on the RS company, at first, I
had a deep study and analysis on the RS’s existing production distribution
mode, and find the main issue. And then, I start to design RS’s JIT
distribution system aimed at the issue. The distribution system is centered
on the lean production management station. Meantime, I carried on a
analysis and management of material inventory, optimized the existing
distribution process, and developed standardized distribution and logistics
information system.IV
Finally, based on the internal and external environment of RS, this
article develops an effective logistics control and response mechanism.
And do a precisely control on the material from supply to each station.
Such as, I recognized and managed the needs of production by
Important-Emergency Laws of Four Quadrant, adopt practical data to
optimized distribution quantity, and plan the delivery route by
Saving-Algorithm, etc. These specific steps guaranteed the
implementation of the scheme. Meanwhile, I made a analysis on the
effectiveness of the scheme’s feasibility , economy and implementation.
