摘要

改革开放以来,我国社会经济和建设的迅猛发展为建筑设计行业的飞速发展提供了

良好契机,随着国内和国际建设工程市场的蓬勃发展,建筑设计行业的竞争态势也愈加

激烈,提高我国建筑设计企业的项目管理水平迫在眉睫,尤其是近年来,越来越多的企

业发现项目进度延误问题在多项目环境下更加严重。解决这样的问题是不可以将传统单

项目环境下的管理理论和方法笼统地复制应用于多项目环境。目前,我国的建筑设计企

业尚未建立科学和健全的多项目管理体制,项目经理能够达到技术管理控制方面的能力

要求,但在多个项目并行的环境下如何有效进行计划、组织和执行,既缺乏实践经验、

又无法从足够的成功案例中提取理论作为指导,在实际管理中时常发生项目进度管理形

式化、进度延误等状况。建筑设计企业若要扭转这种状况,必须从根本上进行改变,重

视多项目管理,通过理论和实践的结合,将科学管理的方法应用于多项目进度控制中,

改进进度计划和控制的执行效果。

本文首先介绍了论文研宄的背景、研究目的和意义,在回顾多项目管理、关键链理

论以及基于关键链理论的多项目进度控制方法的基础上,阐述了 GOA建筑设计公司多

项目进度控制的现有框架、执行流程和主要管理措施、分析了多项目进度控制中所遇到

的问题,并提出关键链技术适用于GOA建筑设计公司来解决的现有问题。最后,以GOA

建筑设计公司的多项目环境为背景,构建了由两个并行建筑设计项目组成的多项目环

境,模拟了关键链理论在多项目进度计划和控制中的应用,应用结果表明有效缩减了多

项目进度计划时间周期,减少了项目间有限人力资源冲突,提高了项目执行效,从而确

保了多项目整体计划得以如期执行。本文的研究为建筑设计项目管理者解决多项目进度

控制的问题提供了参考和借鉴。

Abstract

With the rapid development of China's social and economic aspects, architectural design

industry is led to the rapid development. With the intensive competition in the domestic and

international architectural markets, it becomes more and more important to improve project

management capacity. Faced with more and more schedule delays under multi-project

environment, we can not simply copy the traditional single project management theory. At

present, multi-project management systems haven't set up among Architectural Design

companies in China. Although project managers meet the corresponding requirements in

terms of technical ability, they don't have enough successful experience in how to effectively

plan under multiple project environment, organization and execution, resulting in a

formalization project management and schedule delays. In order to change this situation

radically, we must pay attention to research of multi-project management theory and practice

of scientific management approach to project schedule and control improvements.

Firstly, this paper describes the background, purpose and significance of the research,as

well as current researches on multi-project management, critical chain theory and project

schedule control method based on CCPM. Secondly, in the context of multi-project

environment in Chinese architectural design industry and GOA architectural design company,

it analysis GOA architectural design firm's existing multi-project schedule control framework,

execution processes and key management practices, as well as the current schedule control

problems encountered and made CCPM is suitable for GOA architectural design firm to solve

the existing problems. Thirdly, a multi-project environment is built by constructing two

parallel design projects to study the theory in critical chain project scheduling and control.

Through the development of the project schedule and control to ensure that the project can be

executed according to plan. This study will help to improve GOA design company's

multi-project management capabilities.
