此业务流程再造将以系统的研究方法为理论基础,在T设备制造公司内成立该业
务流程再造的专项小组,并以日方总经理牵头,由各主要部门部长及课长为主干,
同时聘请了BPR专家做本次活动的顾问。
首先通过6W2H1S理论方法来分析公司现状及存在问题,从而找出在进行BPR过
程中的相关关键流程及与竞争对手的差距,从差距中制定出可行的BPR目标,然后
开展公司BPR的工作。在进行BPR过程中以公司现有顾客需求为导向,围绕业务流程
管理作业过程,进行了组织结构改革、报价流程改革、采购流程改革、售后服务流
程改革和ERP技术的应用。
BPR过程将把原来以专业为依据的部门改造成以项目类别和专业为基础的团队
化的项目部形式;通过建立ERP使资源信息化,减少冗长的签章过程,缩短信息沟通
时间,从而逐步实现信息的共享化;增设项目经理等岗位,全面对流程和客户进行
系统化的管理,缩短报价周期,提高各环节运行效率。
此次BPR在实施工程中,基本达到预期的目标,但也暴露了一些问题:在初期
部分员工不能很快进入角色,产生了些负面效应;员工业务能力上的不够也对管理
上造成了一定的混乱。因此,在接下来的BPR过程中,职员的思想教育及职业能力
需及时跟上,这样才能充分保证流程再造的成功!

Abstract
This article will get foucus on the research of process business process based on
T Equipment Manufacturing Company which sale un-standard equipment for household
electrical appliances , auto areas. And it is one of the best supplier in China. BPR is the
key process of T equipment company in the field of market forecast forecasting ,
company's new market development , contract signing, timely delivery of quality products
and after service.
Business process reengineering is the basic system theory of the research method. In
the T company there is one team for BPR and the vice present is the leader and others
managers as the member.
Firstly, we use the 6W2H1S theory method to find out exist problems of the process.
And looking for the key process problem to discover the distance between T company to
others. It is the guide as the customer’s demand and do the works around the process.
It is the special team will be arranged and the BPR will be used as the theory basic to
do the modification of parts. Through the establishment of ERP make the resource
information, reduce the signature process lengthy, shorten the time sharing of information
communication, and gradually realize the information.
This time the BPR work is reach the basic expected goal, and some faults are brought
to light: In the early part of the staff could not quickly get into the role and have produced
some negative effects. The staff’s inability to management caused some confusion.
Therefore, in the next process of BPR, the ideological education and occupation ability
should be caught up. So we will fully achieve the successful BPR.
