薪酬是人力资源管理的重要组成部分,也是现代企业不断探索和改进的重点问 题。对于以技术人员为主体的企业来讲,建立一套可以发挥有效激励作用的薪酬体 系,是企业运营的关键。 本文以 HY 公司为研究对象,以公司薪酬为研究内容,深入研究并系统解决了现 行薪酬中存在的问题,提出了一套适合企业战略发展的薪酬方案,对 HY 公司实施薪 酬改革具有实际指导作用。 本文结合 HY 公司的发展战略和当前的实际情况,按照薪酬设计的程序,对公司 现行基于技能的薪酬制度进行了系统的诊断,并以公司战略为指导,通过要素计点 职位评价与宽带薪酬结构设计相结合,重新设计了基于职位和技能的薪酬方案,使 薪酬结构克服了现行薪酬模式的缺陷,同时,通过对公司各部门绩效特征的研究, 本文设计了针对性的考核办法。新的薪酬方案,不仅适应公司的发展需要,同时也 将引导和激励员工更多地关注知识、技能和绩效的提升。最后,本文对方案实施过 程可能出现的问题进行了探讨,提出了相应的解决策略。 本文研究的对象和内容有一定的代表性,在我国众多设计公司的薪酬体系正处 于变革期的形势下,本文提出的设计方案对面临类似问题的设计公司具有一定的借 鉴意义。 关键词:人力资源管理,薪酬设计,绩效考核,激励,工程设计公司II ABSTRACT Compensation system is an important part of human resource management. It is also the key problem for modern enterprise to constantly explore and improve. For the enterprises consists of technical personnel, it is the key of enterprise operation to establish a set of effectly incentive pay system. With the HY company as the research object, and its compensation system as the research content, this paper solve the problems existing in the current compensation system by the deep research. It puts forward a set of suitable for the development of the enterprise strategic compensation system. And this will give practical guiding role to the implementation of the compensation reform of HY. This paper combines the development strategy and actual conditions of HY company , according to the compensation system design program, make a system diagnosis to the existing compensation system basing on the skills. Guided by the corporate strategy ,using the evaluation factor-point method combined with a broadband salary structure design, this paper redesigned the compensation system based on jobs and skills. It makes the pay structure overcomes the defect of the original compensation mode. At the same time, based on the research of the different divisions of the company performance characteristics, this paper designed the corresponding appraisal appraisal method. The new compensation system adapte to the needs of the company's development, but also guide and motivate employees pay more attention to the knowledge, skills, and performance improvement. Finally, this paper discussed the possible problems in implement process of the new plan. It put forward the corresponding solution strategy. The research object and content is representative in this paper. At the compensation system reform period of many design company in our country , this paper puts forward the design scheme of design company to face a similar problem has a certain reference significance.
