I 摘要 印刷包装业是传统行业,采用粗放管理模式。随着科技进步、消费升级,大 众对包装制品特别是高档快消类产品外包装的品质有了更高要求,包装制品从需 求沟通、图文和结构设计、新产品导入到批量生产各环节的过程控制对产品质量、 交付时间和成本的影响显得越来越重要。新产品导入阶段主要通过样品制样和试 生产完成产品结构、可制造性的测试和验证,确保大量生产阶段实现最稳定生产、 最佳制造质量、以及最好的成本效益。这个阶段过程复杂、变异因素多、因素间 又相互影响,传统项目质量管理的方法对过程的变差来源识别、分析和改善效果 不佳,导致产品质量难以控制进而影响整个项目的质量。精益六西格玛是一种流 程改进的方法,也是企业追求卓越、精益求精的管理哲学,它将消除流程浪费、 非增值环节和减少流程变异、提高质量两者做到完美结合,这为印刷包装企业在 解决新产品导入项目质量管理中面临的过程不稳定、效率低下、资源浪费等共性 问题提供了可行的解决方案。 本论文将理论与实践相结合,展开项目质量管理理论与方法的研究,首先对 项目管理及项目质量管理、精益六西格玛新产品导入方法的理论基础进行了梳理, 提出了在R公司实施基于精益六西格玛方法的新产品导入项目质量管理的可行性 和必要性,然后以R公司新产品导入项目质量管理作为研究对象,分析现状及问 题,应用精益六西格玛方法和工具,将高端制造中普通应用的精益六西格玛方法 运用于印刷包装业新产品导入项目质量管理。重点以Carat-85案例项目研究R公 司新产品导入项目在精益六西格玛方法下的各阶段实施过程及项目质量管理优化, 运用精益六西格玛DMAIC的方法和步骤,按照定义、测量、分析、改进和控制五 个阶段对Carat-85新产品导入阶段的质量管理展开阐述,遵循客户增值、数据驱 动和流程为中心的原则,围绕新产品样品交付这一核心流程从客户需求分析出发 确定新产品导入产品和工艺过程的关键质量特性(CTQ)和关键过程输出(KPOV), 设定基于客户满意的包括产品性能和交付两大指标的质量管理目标体系,并对目 标进行基准测定和测量系统分析,在项目运行过程中运用SIPOC、品质功能展开 (QFD)、潜在失效模式与影响分析(FMEA)、价值流图(VSM)、变异源与回归分 析、鱼骨图、方差分析(ANOVA)等精益六西格玛工具对影响过程的输入变量因 子进行识别、筛选、验证,找到流程的关键过程输入变量,在分析中将定性和定 量分析相结合,运用数理统计工具对项目收集数据进行分析为项目团队决策提供 科学依据,减少了项目的决策风险,最后通过流程改善、精益快速改善、DOE实 摘要 II 验设计工艺优化等方法依据二八原则对过程重要和关键的输入变量因素进行持续 改进,达到项目质量管理目标并取得了显著的经济效益,此外为确保项目成果长 期有效还开展了项目成果评价、关键因子控制等工作,最终实现项目成功移交并 进行经验总结。 论文的研究成果可以为印刷包装企业项目质量管理提供理论参考,本文对印 刷包装企业的新产品导入项目质量管理应用创新,提出了适合印刷包装企业的基 于精益六西格玛方法的新产品导入项目质量管理应用框架和实践方法,能够有效 地指导印刷包装企业项目质量管理实践,具有较强的实用性。 关键词:印刷包装,新产品导入,项目质量管理,精益六西格玛 ABSTRACT III ABSTRACT The printing and packaging industry is a traditional industry and adopts an extensive management model. With the development of science and technology and the upgrading of consumption, the public has higher requirements on the quality of packaging products, especially high-end FMCG products, the process control of packaging products from needs of communication, graphic and structural design, new product introduction to mass production has an increasingly important impact on product quality, delivery time and cost. In the stage of new product introduction, it is mainly based on sample making and production trial running to test and qualify the product structure and manufacturability, so as to ensure the most stable production, the highest manufacturing quality and the best cost-effectiveness in mass production. The process in this stage is complex, which has many variation factors that interact with each other. However, the traditional project quality management method has poor effect on the identification, analysis and improvement of the variation sources of the process, which makes it difficult to control the product quality, thus affecting the quality of the entire project. As an approach of process improvement, Lean Six Sigma is also the management philosophy for enterprises to pursue excellence from good to great, which perfectly combines the elimination of process waste, non value-added links, reduction of process variation and improvement of quality. Thus, it provides feasible solutions for printing and packaging enterprises to solve the common problems, such as process instability, low efficiency, waste of resources and so on in the quality management of new product introduction projects. In this thesis, it combines theory with practice to carry out the study on the theory and method of project quality management. First of all, it combs the theoretical basis of project management, project quality management and the new product introduction method of Lean Six Sigma. Then, it puts forward the feasibility and necessity of implementing quality management of new product introduction project based on Lean Six Sigma method in R Company. After that, it takes the new product introduction project quality management of R Company as the research object to analyze the current situation and problems. Besides, it applies the commonly-used Lean Six Sigma method in high-end manufacturing to the new product introduction project quality management ABSTRACT IV in the printing and packaging industry. It focuses on Carat-85 project to study R Company's new product introduction project implementation process and project quality management optimization in each stage under the Lean Six Sigma method, which uses the method and steps of Lean Six Sigma DMAIC to discuss the quality management of Carat-85 new product introduction process according to the five stages of definition, measurement, analysis, improvement and control. By following customer value-added, data-driven and process-centered principles, it determines the Critical-To-Quality (CTQ) and Key Process Output Variable (KPOV) of the new product introduction process from customer demand analysis around the core process of new product sample delivery, which establishes the quality management targets based on customer satisfaction of product performance and delivery indicators. On the other hand, it carries out baseline determination and measurement system analysis for the project objectives. In the progress of project, it applies Lean Six Sigma tools of SIPOC, Quality Function Deployment (QFD), Failure Mode and Effects Analysis (FMEA), Value Stream Mapping (VSM), variation source and regression analysis, fish-bone chart, ANOVA analysis and so on to identify, screen and verify the input variables affecting the process, and find out the key input variables of the process. Moreover, it combines qualitative and quantitative analysis, and uses statistics tools to analyze the collected data of project, so as to provide scientific basis for the decision-making of the project team and reduce the decision-making risk of the project. Finally, the important and key input variables of the process are continuously improved in line with the Pareto principle by means of process improvement, lean Kaizen, Design of experiment (DOE) process optimization and so on, so as to achieve the project quality management objectives and gain the outcome of significant economic benefits. To ensure the long-term effectiveness of project consequences, it carries out project results evaluation, key input factor control and other work, which achieves the successful handover of the project and the summary of lesson-learns. As for the research results of this thesis, it can provide the theoretical reference for the project quality management of printing and packaging enterprises.
