v 摘要 随着科技的进步和市场环境的变化,商品的供给的丰富性越来越好,产品的 实现越来越容易;客户的需求千差万别,产品的更新速度越来越快,电子产品甚 至是工业电子产品的生命周期也越来越短,市场决定了企业产品更新换代的速度 必须提升才能更好的在竞争环境里生存。在这种情况下,订单拉动式的生产越来 越符合企业发展的需要,既可以很好的满足客户的个性化的产品需求,也可以做 到低库存管理,提高库存周转率,减少对企业资金的占用,避免出现大量无效库 存产生的浪费。现在看,多品种小批量的生产方式渐渐成为能够快速满足客户个 性化需求的企业的生产方式的首眩 随着半导体和电子产品制造行业的快速发展,特别是电子装联技术的普及以 及电子装联设备价格的趋于合理,中国各种规模代加工企业大量涌现,形成了相 对稳定的行业规模。大量的制造型企业提高企业的核心竞争力,选择将产品的生 产实现外包给更加专业的代加工企业,尤其是中国大量的中小型电子设备供应企 业,绝大部分电子装联业务外包给专业焊接企业生产。随着外包行业规模的不断 扩大,外包业务的不断发展,越来越多的企业选择将整个生产过程完全外包出去, 将资源向企业专有技术和核心竞争力倾斜,以便更好的发现和满足客户需求,赢 得市常 然而,现代成熟的生产外包体系更倾向于规模化大批量的生产,对于越来越 成为趋势的多品种小批量产品而言,尤其是全生产流程的外包业务而言,合作双 方还都沿用传统的大批量产品的外包行业惯例,致使合作双方难以实现长期稳定 的合作,给双方企业管理都带来很多困惑和影响。 J公司为典型的多品种小批量生产型企业,产品生产依赖于外包资源。本文以J 公司为研究背景,对J公司外包合作方的选择评价方法、现行的供方管理策略进行 整理和分析,将其中的典型问题作为研究对象,通过数据分析的方法,对生产运 营中外包的问题进行分析,结合多品种小批量生产方式以及供应链合作伙伴关系 等相关理论,制定有针对性的措施,并将其应用于管理实践,用以促进企业与外 包合作方关系的稳定,降低生产供应的总体成本。 关键词:生产外包;供应链管理;多品种小批量;合作伙伴关系。 ABSTRACT vii ABSTRACT With the progress of science and technology and the change of market environment, the richness of commodity supply is getting better and better, and the realization of products is becoming easier and easier; the demand of customers varies greatly, the renewal speed of products is getting faster and faster, and the life cycle of electronic products and even industrial electronic products is getting shorter and shorter. The market determines that the renewal speed of enterprise products must be improved in order to be better in the competitive circle. Survival in circumstances. In this case, the order-driven production is more and more in line with the needs of enterprise development. It can not only satisfy the individual product needs of customers, but also achieve low inventory management, improve inventory turnover, reduce the occupation of enterprise funds, and avoid the waste of a large number of invalid inventory. Now, the production mode of multi-varieties and small batches has gradually become the preferred mode of production for enterprises that can quickly meet the individual needs of customers. With the rapid development of semiconductor and electronic products manufacturing industry, especially the popularization of electronic assembly technology and the rationalization of the price of electronic assembly equipment, a large number of large-scale agent processing enterprises have emerged in China, forming a relatively stable industry scale. A large number of manufacturing enterprises improve the core competitiveness of enterprises, choose to outsource the production of products to more professional processing enterprises, especially a large number of small and medium-sized electronic equipment supply enterprises in China, most of the electronic packaging business outsourced to professional welding enterprises. With the continuous expansion of the outsourcing industry and the continuous development of outsourcing business, more and more enterprises choose to outsource the entire production process completely, and incline resources to the enterprise's proprietary technology and core competitiveness, so as to better discover and meet customer needs and win the market. However, the modern mature production outsourcing system is more inclined to large-scale and large-scale production. There's a lot of confusion and influence. J company is a typical multi-variety and small-batch production enterprise, whose product production depends on outsourcing resources. Based on the research background of J Company, this paper collates and analyses the selection and evaluation methods of outsourcing partners and the current supply chain management strategies of J Company. Typical problems are taken as the research obJect. Through data analysis method, the outsourcing problems in production and operation are analyzed. Combining multi-variety and small-batch production mode and supply chain partnership theory, the system is established. Set specific measures and apply them to management practice, in order to promote the stability of the relationship between enterprises and outsourcing partners, and reduce the overall cost of production and supply.
