改革开放以来,经济快速发展的同时使我国经济结构过度依赖于基础性能源产业, 使得煤炭行业曾一度成为中国经济高速发展的代表。但是,高额利润和飞速发展的表象 很大程度上掩盖了我国煤炭类企业背后所面临的困境。2013年以来,煤炭产业的供需差 距发生大幅变化,随之企业收入大幅缩减,经营亏损不断扩大,开始面临高额负债、资 金链紧绷、限制安全生产投入等严峻问题,对企业的生产运作、员工的生活、甚至是矿 区稳定都带来严重影响。一系列因素交错导致了我国煤炭企业处于严峻的发展困境,使 之国转型需求越来越突出。 HJJM公司是我国发展排名前列的炼焦煤生产企业和煤炭供应商,是一家典型的传 统煤炭能源依赖型企业。本论文以HJJM公司为研究对象,对其现状进行研究并制定企 业转型策略。首先,运用PEST分析模型,对公司所处政治、经济、技术和法律环境进 行分析,剖析市场环境;其次,结合SWOT分析模型对公司自身优势、劣势、机遇和 威胁进行探究,明确自身优劣;进一步发现并将HJJM公司转型问题总结为:产业结构 单一、管理效率低下及业务模式僵化;进而,根据分析结果,结合内外部环境,明确转 型目标,从产业结构、管理方式及业务模式制定出切实可行的转型策略。最后,为保障 HJJM公司转型策略的有效实施,从人力、资金、科研及制度等方面出发,提出了HJJM 公司转型的保障措施。 关键词:HJJM;煤炭产业;转型策略 研究类型:专题研究 Subject:StudyontheTransformationPathofHJJMCompany Specialty:MasterofBusinessAdministration Name:Limin(Signature) Instructor:Yanglihong(Signature) ABSTRACT Sincethereformandopeningup,withtherapideconomicdevelopment,China's economicstructurehasbeenexcessivelydependentonthebasicenergyindustry,makingthe coalindustryoncearepresentativeofChina'srapideconomicdevelopment.However,the appearanceofhighprofitsandrapiddevelopmenttoalargeextentcoversupthedifficulties thatChina'scoalenterprisesarefacing.Since2008,thedomesticdemandforimprovingthe energystructureandreshapingthemediumandhigh-endsupplyhasbecomemoreandmore urgent,andthegapbetweensupplyanddemandinthecoalindustryhaschangeddramatically. Asaresult,theincomeoftheenterprisewasgreatlyreduced,theoperatinglosswas continuouslyenlarged,andtheenterprisebegantofaceseriousproblemssuchashighdebt, tightcapitalchain,andrestrictedproductionsafetyinput,whichhadaseriousimpactonthe productionoperationoftheenterprise,thelivesofemployees,andeventhestabilityofthe miningarea.AseriesofinterlacedfactorsleadtotheseriousdevelopmentdilemmaofChina's coalenterprises.Underthissocialandeconomicbackground,China'scoalenterprisesareall facedwiththetransformationproblems.HJJMisoneoftheleadingcokingcoalproduction enterprisesandcoalsuppliersinChina.Itisarepresentativecoalenergydependententerprise. ThispapertakesHJJMcompanyastheresearchobject,studiesitscurrentsituationand formulatestheenterprisetransformationstrategy.Firstly,thecompany'spolitical,economic, technicalandlegalenvironmentisanalyzedwithPESTanalysismodeltoanalyzethemarket environment.Secondly,thecompany'sstrengths,weaknesses,opportunitiesandthreatswere exploredwiththeSWOTanalysismodeltoclarifyitsstrengthsandweaknesses.Further,the authorfoundandsummarizedtheproblemsofHJJMcompanytransformationasfollows: singleindustrialstructure,lowmanagementefficiencyandrigidbusinessmodel;Further, basedontheanalysisresultsandcombinedwiththeinternalandexternalenvironment,the transformationobjectiveswereclarifiedandfeasibletransformationstrategiesweredeveloped fromtheindustrialstructure,managementmodeandbusinessmodel.Finally,inorderto guaranteetheeffectiveimplementationofthetransformationstrategyofHJJMcompany,this paperputsforwardthesafeguardmeasuresforthetransformationofHJJMcompanyfromthe aspectsofcapital,manpower,scientificresearchandsystems.
