2 摘要 本文是在通信行业竞争逐步加剧的背景下,对导致J公司生产效率、交期、工序质量、 设备仪表综合利用率等管理指标不理想的生产管理问题进行分析,研究的目的是希望依据 工业工程、精益生产、约束理论等相关理论,借助于价值流图、工业工程的相关管理工具, 为企业制定一套切合公司实情的改善方案并推动精益生产的实施,使得公司生产在交期、 效率和质量方面在激烈的市场竞争中保持竞争优势。同时,抓住市场机遇,不断优化企业 内部管理。 首先对相关文献进行了研究,运用文献研究、调查法、观察法等研究方法对J公司现 存的问题进行了调查,找出问题的根源。其次,根据对J公司问题的分析,借助流程分析 和改进ECRS技术及价值流图等相关工具,制定改善方案并推动实施。最后,运用定性分 析与定量分析相结合的方法,对最终的改善效果进行了评估。在改善团队全体人员的共同 努力下,使得J公司直放站产品PCBA工序的生产效率提升了6.5%,模块工序的生产效率 提升了11.3%,整机工序的生产效率提升了13.8%。公司整体的综合设备利用率提升了 14.09%,产品的交期缩短了16.82%,整机工序的产品合格率提升了0.63%。研究表明,直 放站产品生产管理问题提升改善的成功,对公司全面推进精益生产起了非常好的示范作 用;公司的企业形象及其在行业的影响力得到一定程度的提升;也为公司持续改善,建立 起具有J公司特色的精益化生产体系打下了一个良好的基础。 关键词:工业工程;精益生产;直放站;价值流图技术;OEE;优化方案;改善评价 Abstract 3 Abstract Underthebackgroundofthegradualaggravationofcompetitioninthecommunication industry,thispaperanalyzestheproductionmanagementproblemswhichleadtothe unsatisfactorymanagementindexofproductionefficiency,deliveryperiod,processqualityand comprehensiveutilizationratioofequipmentandinstrumentsinJCompany.Thepurposeofthe researchistomakeasetofimprovementplansforenterprisesandpromotetheimplementation ofleanproductioninduecourseaccordingtotherelevanttheoriessuchasindustrialengineering, leanproduction,constrainttheory,andsoon,withthehelpofvalueflowdiagramandrelevant managementtoolsofindustrialengineering.Intermsofefficiencyandquality,wemaintaina competitiveadvantageinthefiercemarketcompetition.Atthesametime,seizethemarket opportunity,constantlyoptimizetheinternalmanagementofenterprises. Firstly,therelatedliteratureisstudied,andtheexistingproblemsofJCompanyare investigatedbyusingtheresearchmethodsofliteratureresearch,investigationmethodand observationmethod,andtherootoftheproblemisfoundout.Secondly,accordingtothe analysisoftheproblemsofJcompany,withthehelpofprocessanalysisandimprovementof ECRStechnologyandvalueflowdiagramandotherrelatedtools,theimprovementplanand promotetheimplementation.Finally,thefinalimprovementeffectisevaluatedbythe combinationofqualitativeanalysisandquantitativeanalysis.Withthejointeffortsofallthestaff oftheteam,theproductionefficiencyofPCBAprocessofJcompanyrepeaterisincreasedby 6.5%,theproductionefficiencyofmoduleprocessisincreasedby11.3%,andtheproduction efficiencyofthewholeprocessisincreasedby13.8%.Theoverallutilizationrateof comprehensiveequipmentincreasedby14.09%,thedeliverytimeofproductswasshortenedby 16.82%,andthequalifiedrateofthewholeprocesswasincreasedby0.63%.Theresearchshows thatthesuccessofimprovingandimprovingtheproductionmanagementofrepeaterproducts hasplayedaverygooddemonstrationroleinpromotingleanproductioninanall-roundway;the corporateimageofthecompanyanditsinfluenceintheindustryhavebeenimprovedtoacertain extent;ithasalsolaidagoodfoundationforthecontinuousimprovementofthecompanyand theestablishmentofaleanproductionsystemwiththecharacteristicsofJcompany.
