摘要 ZJ公司是国内非常优秀的民营企业,从事软包装行业有三十多年的历史。 企业的愿景是要成为一个全球化的软包装供应商。但是和外资公司相比,新产 品开发的效率低下,缺少可持续发展的潜力,影响企业在市场上的竞争力。 为适应市场的竞争需求和内外环境的变化,企业必须在管理上主动求变, 才能注入新的生机。而效率提升的最有效方式是流程再造(BPR),从根本性上 改变产品开发的管理方式。通过对新产品开发流程的重构来延伸供应链的管理 范围,形成符合客户需求、有效率的供应链管理体系。 本文以ZJ公司新产品开发流程为研究对象,通过审视新产品开发的现状, 分析新产品开发过程中出现的各种问题,对比公司的营运供应链流程,深刻剖 析ZJ公司在新产品开发中存在的效率低下,时间周期长,客户满意度低的主要 原因,找到问题的关键点,运用供应链管理思维,借助精益生产的工具,结合 流程再造的理论,用项目管理的形式去探索精益思想与流程再造相结合的途径, 实施流程的优化和再造。 借助IT的强大功能,对再造后的流程进行信息化的开发与设计,形成新产 品开发与管理系统,成功实现了公司技术和商业信息的规范化管理。电子化的 技术和商业资料成为公司核心资料库。系统中试样追踪和成本分析功能,成为 研发团队项目管理、销售团队商业开发的重要平台。 流程再造让新产品开发流程纳入到营运供应链的管理体系中,实现了MRPII 管理全覆盖,并与公司的ERP系统接轨。让供应链、生产、质量、财务等部门 都参与到新产品开发相关的制造、质量、成本等管控中。标志着ZJ公司在新产 品开发上达到了一个新的管理高度。 关键词:供应链;流程再造;精益生产;MRPII Abstract Abstract ZJ is a very good private-owned enterprise with the history of more than thirty years of the flexible packaging industry. The vision of the company is to become a global flexible packaging supplier. But compared with the foreign-funded company, its efficiency of the new product development is low and the potential of the sustainable development is decreasing, which affects the competitiveness of enterprises in the market. In order to adapt to the market’s competition requirements and the environmental changes, enterprises must take the initiative to change their management to inject new vitality. The most effective way to improve efficiency is BRP, which fundamentally change the way product development is managed. Through the reconstruction of the new product development process, we can form an efficient supply chain management system in line with customer needs. This paper takes ZJ's new product development process as the research object, and analyzes various problems in the process of new product development by examining the current situation of new product development, comparing the company's operational supply chain processes. It analyses the main reasons of ZJ in the new product development of low efficiency, long time cycle, low customer satisfaction, finding the key points to solve the problems. With the help of lean production tools, we can use the supply chain management thinking to combine with the theory of BPR. With the help of the powerful function of IT, the information development and design of BPR is carried out, and the new product development and management system is formed, which successfully realizes the standardized management of the company's technology and business information. Electronic technical and business data form the core database of the company. The sample tracking and cost analysis Abstract function in the system has become an important platform for project management of the R&D team and commercial development of the sales team. BPR brings the new product development process into the management system of the operation supply chain, realizes the full coverage of MRPII management, and connects with the company's ERP system. Let supply chain, production, quality, finance and other departments participate in the new product development which in related with manufacturing, quality, cost and other control. This marks that ZJ Company has reached a new management height in new product development.
