I 摘要 随着系统集成行业的不断整合,各系统集成商对市场的争夺越来越激烈,争夺 市场战略也提升到了服务质量和客户满意度等深层次。 本文首先阐述了项目管理、标准化、流程优化的基础理论以及当前国内外研究 成果。描述了笔者所任职公司当前系统集成项目的流程的现状。 随后,本文通过流程标准化理论原则,对笔者所任职公司当前系统集成项目的 流程进行了标准化,并根据公司实际情况分阶段,使公司的系统集成项目管理流程 更加规范,高效。 再者,在公司流程标准化的基础上,提出了在公司系统集成项目中釆用可裁减、 结构化的项目管理流程的思路,以适应当前系统集成类项目差异性及灵活性的特 点。通过对公司管理人员及各涉及相关业务人员的问卷分析,得出公司需要优化流 程的优先级:并分别从项目成本采购流程、项目资金支付流程、项目质量管理流程 三大方面进行分析并优化。 最后,本文介绍了专家打分法及模糊综合评价模型的基本原理。对标准化流程 效果使用专家打分法进行评估。按照模糊综合评价模型对在项目质量、成本、进度 三大要素基础上优化后的项目流程进行了评价。证明了在系统集成项目下,可优化 剪裁的结构化流程会促进公司的发展,提高员工工作效率,提高客户满意度。 本文从理论研究和实证研究两方面,研究了系统集成项目流程优化的内容,提 出了项目管理流程评价的思路和方法,进一步为公司其他类项目流程的研究提供 了参考与探索。 关键词:系统集成,标准化,流程优化,专家打分法,模糊综合评价 ABSTRACT II ABSTRACT With the continuous integration of the system integration industry, the competition among the system integrators for the market is becoming more and more fierce, and the competition for the market strategy has also been upgraded to the deep level of service quality and customer satisfaction. This paper first expounds the basic theories of project management, standardization and process optimization and the current research results at home and abroad. Describes the status of the current system integration project flow in the company I work for. Then, through the theory and principle of process standardization, this paper standardized the process of the current system integration project of the company I worked for, and divided the process into stages according to the internal situation of the company, making the company's system integration project management process more standardized and efficient. Furthermore, on the basis of the standardization of the company's process, the author puts forward the idea of adopting the curable and structured project management process in the company's system integration projects, so as to adapt to the characteristics of the differences and flexibility of the current system integration projects. Through the questionnaire analysis of the company's management personnel and related business personnel, the priority of the company's need to optimize the process is obtained: and the project cost procurement process, project capital payment process, and project quality management process are analyzed and optimized from three aspects. Finally, this paper introduces the basic principles of expert scoring method and fuzzy comprehensive evaluation model. Expert scoring method was used to evaluate the effect of standardized process. According to the fuzzy comprehensive evaluation model, the optimized project flow is evaluated on the basis of project quality, cost and schedule. It is proved that under the system integration project, the structured process that can be optimized and tailored can promote the development of the company, improve the work efficiency of employees and improve customer satisfaction. This paper studies the content of process optimization of system integration project from two aspects of theoretical research and empirical research, and puts forward the idea and method of project management process evaluation, which provides reference and ABSTRACT III exploration for the research of other project processes of the company.
