项目进度计划与控制是项目管理中的核心内容,项目管理的好坏直接关系到项目 的成败,同时,进度计划编排的合理性非常重要,能否按计划完工直接影响项目的投 资收益及建设单位的施工成本。施工进度按最佳工期施工,可以在合理的时间内使施 工企业产生更大的经济效益,使建设工程按计划工期交付使用,在预定的期限内尽早 的收回投资。 项目进度计划编制的方法有关键路径法及甘特图法,其中关键路径法可以更好地 反映出各工作之间的逻辑关系,本论文采用的进度计划编制方法为关键路径法。编制 进度计划首先要对项目的任务结构进行分解,确定工作内容及工作列表,然后找出关 键路径,对总工期进行估算,如果发现总工期不能满足进度要求,需要及时调整进行 工期优化,最终进度要满足工期要求。 本文拟利用动态学的观点,通过进度动态控制原理,对项目全生命周期管理过程 进行分析、概括、整理并总结出科学的理论,论文第一章主要阐述项目管理、项目施 工组织设计的概念,第二章主要阐述进度计划控制的原理、动态控制方法、进度控制 的意义,第三章主要阐述咸宁开发区项目现状,第四章主要是根据工程进度管理实际 案例,阐述进度计划体系的组成,进度计划的编制原则,分析可能影响进度计划的主 要因素及风险源,最终确定进度计划。第五章主要根据实际案例阐述进度控制的动态 管理方法,包括项目中产生进度偏差的原因,如何通过工具及方法来进行纠偏,施工 进度计划的调整等。 关键字:项目进度计划与控制;目标进度;实际进度;偏差;动态管理。 II Abstract Projectscheduleplanningandcontrolisthecorecontentofprojectmanagement.The qualityofprojectmanagementisdirectlyrelatedtothesuccessorfailureoftheproject.At thesametime,therationalityofconstructionplanarrangementisveryimportant.Whether itcanbecompletedaccordingtoplandirectlyaffectstheinvestmentincomeoftheproject andtheconstructioncostoftheconstructionunit.Theconstructionscheduleaccordingto thebestconstructionperiod,canmaketheconstructionenterpriseproducemoreeconomic benefitswithinareasonabletime,sothattheplannedconstructionperiodofthe constructionprojectwillbedeliveredandused,andtheinvestmentwillberecoveredas earlyaspossiblewithinthescheduledtimelimit. Themethodoftheprojectschedulepreparationincludesthekeypathmethodandthe Ganttmapmethod,amongwhichthekeypathmethodcanbetterreflectthelogical relationshipbetweenthevarioustasks.Theprogressplanpreparationmethodadoptedin thispaperisthekeypathmethod.Thepreparationoftheprogressplanmustfirst decomposethetaskstructureoftheproject,determinetheworkcontentandworklist,then findoutthekeypath,andestimatethetotalduration.Ifthetotaldurationcannotmeetthe progressrequirements,itisnecessarytoadjusttheconstructionperiodoptimizationina timelymanner.Thefinalschedulemustmeettherequirementsoftheduration. Thispaperintendstoanalyze,summarize,collateandsumupthescientifictheoryof thewholelifecyclemanagementprocessoftheprojectthroughtheprincipleofdynamic controlofprogressfromthepointofviewofdynamics.Thefirstchapterofthepaper mainlyexpoundstheconceptsofprojectmanagementandprojectconstructionorganization design.Thesecondchaptermainlyexpoundstheprinciple,dynamiccontrolmethod,and significanceofprogresscontroloftheprogressplan.Thethirdchaptermainlydescribesthe currentstatusoftheXianningDevelopmentZoneproject.Thefourthchaptermainly discussesthecompositionoftheprogressplansystemandtheprinciplesforthepreparation oftheprogressplanbasedontheactualprojectprogressmanagementcase.Analyzethe mainfactorsandrisksourcesthatmayaffecttheprogressplan,andfinalizetheprogress plan.Thefifthchaptermainlyexpoundsthedynamicmanagementmethodofprogress controlbasedonactualcases,includingthereasonsfortheprogressdeviationintheproject, III howtocorrectthedeviationthroughtoolsandmethods,andadjusttheconstruction scheduleplan.
