摘要
随着我国经济的高速发展,房地产行业也迎来了千载难逢的契机,房地产企
业的规模越来越大,多个项目同时管理的现象也越来越多,也是现在房地产企业
发展的趋势。与此同时,如何对多个项目进行计划管理、提高管理效率,也是现
在房地产企业亟待解决的问题。基于此,本文以R房地产公司为例,运用PDCA
管理法,专门研宄房地产企业的多项目计划管理问题,具有重要的意义

本文釆用了文献综述法、理论分析法、案例分析法和比较分析法等方法,以R
房地产公司为案例,运用PDCA管理法研宄R房地产公司的多项目计划管理状况、
存在问题及原因,以及如何优化该公司多项目计划管理方案、如何在具体项目中
运用该优化了的方案等

本文除了导论以外,主要内容包括:首先,从多项目计划管理需要构建相关
理论出发,对多项目、计划管理、多项目计划管理等概念进行了界定,并概括了
它们的主要内容和特征;然后,对R房地产公司的多项目计划管理存在问题进行
原因分析;再后,对R房地产公司的多项目计划管理的优化方案进行设计;最后,
将优化后的多项目计划管理方案在R房地产公司的X项目中进行应用,并对实施
成果进行纠偏

通过以上研宄工作,本文得出以下结论:
(1)多项目计划管理是房地产公司的发展趋势。在多项目运营的各种难题下,
保证项目的运营效率是房地产公司规模扩张的过程中必须经历和亟待解决的一个
问题,为此,构建一套完整的、系统的多项目计划管理体系十分有必要的

(2)有效的多项目计划管理方法是需要对项目进行分级管理的,以项目的关
键性节点为向导,实现各个管理层对多项目计划管理目标和任务的积极管控,降
低项目运行过程的风险,提高项目运营的效率

(3)企业的发展战略是多项目计划管理方法制定过程中最根本的指导,决定
着管控模式的类型,项目的特点决定着项目组织的结构。以企业的发展战略为指
导,以项目组织的结构为支撑,才能保证多项目计划管理方法能够与企业的发展
战略相匹配,体现企业发展的战略需要,为企业带来利润

(4)多项目计划管理方法应该保证其完整性和可控制性。其中包括计划编制、
执行、检查和考核,从而保证多项目计划管理执行的效率

(5)多项目计划管理方法需要在运行的过程中逐步的进行改进,不断的进行
优化。由于市场在不断的变化,需求在不断的改变,内外部的环境一直处于动态
I 的变化,因此,多项目计划管理方法不可能一次就能完成,要有动态的眼光去看
待问题,进行持续的优化,不断改进

通过本文对R房地产公司的多项目进行研宄,制定出的多项目计划管理方法
希望对R房地产公司的多项目计划管理提供借鉴和参考的意义

II Abstract
With the continuous development of our economy, the increasing of people&39;s living
standard,the real estate industry has got great development,the real estate enterprises
with multiple projects at the same time the phenomenon has been more and more, is the
development trend of the real estate enterprises now. At the same time, how to carry out
the plan management of multiple projects, improve the efficiency of management, and
is now the real estate enterprises urgently need to solve the problem. Based on this, this
paper takes R Real Estate Company as an example, using PDCA management, multi
project management specializing in real estate enterprises, has important significance.
This paper adopts the method of literature review, theoretical analysis, case
analysis and comparative analysis, take the R Real Estate Company as a case, multi
project management on the condition of using PDCA R management Real Estate
Company, existing problems and reasons, and how to optimize the project management
plan, how to use the optimized scheme in the specific project.
This paper from the construction of multi project management related theory, the
concept of the theory of multi project plan management concept, multi project
management concepts, and to understand the main contents and their characteristics,
and project management are analyzed and compared, then the status of the project of R
Real Estate Company analysis, and develop the multi project management approach, the
implementation of the X project in the company. Based on the above theory, the
research project of R Real Estate Company, interviews with relevant personnel, read the
relevant literature, collect relevant information of enterprises, research on practical
problems of R Real Estate Company of multi project management, analysis of the
problem, and enterprise management personnel exchanges, analysis, research results
with the multi project management system on the basis of comparative biology,
established a set of suitable R Real Estate Company ■ project management approach to
multi project plan management system of R Real Estate Company&39;s help, so as to
enhance the efficiency of multi project management operations, improve the company&39;s
core competitiveness.
On the basis of the above work, the conclusions as follow:
III (1)Multi project plan management is the trend of Real Estate Company’s strategic
development. In the various problems of multi project operations, ensure project
operation efficiency is to experience and solve the problem of Real Estate Company
size exaggerated. Building a complete system of is necessary for multi project plan
management system,
(2) Multi project management system is the need for effective management of the
project, the key node project wizard, to achieve various management of multi project
management objectives and tasks of the positive control, reduce the risk of project
operation, improve the efficiency of project operation.
(3) The development strategy of the enterprise is the most basic guide in the
process of multi project plan management. It determines the type of management and
control mode, and the characteristics of the project determine the structure of the project.
With the business development strategy as a guide to project organization structure as
the support, to ensure the multi project plan management system can be matched with
the development strategy of the enterprise strategy should reflect the development of
enterprises, bring the profit for the enterprise.
(4) The multi project plan management system should ensure its integrity and
controllability. Including plans, implementation, inspection and assessment, to ensure
that the efficiency of the implementation of multi project plan management.
(5) Multi project plan management system needs to be improved gradually in the
process of operation. Because the market is changing, the demand is changing
constantly,the internal and external environment has been in a dynamic change,
therefore, multi project plan management system can not be completed at once, to have
a dynamic perspective to look at the problem, continuous optimization and
improvement.
