本文以国内十大电商企业之一的 A 公司为例,从供应物流运作的角度出发,分析
供应物流运作管理存在的问题,研究其如何建立高效合理的供应物流体系,使企业实现
对供应链中内部信息的整合与集中控制。通过对满载率、运输线路、送货周期等进行分
析,引入循环取货模式,推行包装及管理标准化、优化干线运输物流网络,从而实现整
个供应物流一体化和资源优化。提出了自送货加循环取货的供应物流新模式,同时对循
环取货的流程、取货路径优化、包装方法、供应商管理进行了标准化,从而提高供应物
流的运作效率。
通过该课题的推进,基本解决了供应物流环节存在的问题,提高了 A 企业供应物
流的整体绩效:送货周期缩短了 30%,货车满载率提高了 20%,准时到货率提高了 30%,
物流费用率降低了 10%。通过该课题的研究,概括出了电商企业供应物流实施循环取货
的要件和实施途径,以及对整个供应物流运营效率提升所带来的贡献。

With the rapid development &increasingly fierce competition in e-commerce industry
China, how to improve the core competitiveness and price advantage is attracting more
attention. In recent years, e-commerce enterprises are paying more attention on logistic cost
and most of them are focusing on system optimization & cost reduction on inbound logistic,
line haul& last mile. While the supply logistic is one of key parts of the e-commerce logistics,
its operation efficiency, direct restriction to vendor delivery lead time shortening, logistic cost
reduction &customer experience improvement. It is very important.
The logistic management of e-commerce enterprise is very complex because of the wide
variety of products, thousands of vendors. The key to improve the level of logistics
management and efficiency, delivery lead time & cost reduction is to strengthen the supply
logistics management.
The thesis take the top 10 e-commerce enterprise A as an example, form its logistics
operation, analyzes the existing problem of inbound logistics management, to study how to
build up efficiency supply logistics system and realize information centralization. With the
mike run logistics application to the inbound logistics of A company, and packing
standardization &transportation organization optimized, the overall inbound logistic
efficiency is improving and the cost has being down and realize the logistics integration. In
the meanwhile, standardize pickup process, milk-run routing optimization and vendor
management.
The main issue of inbound logistic will be figured out with the project propelling and
overall performance of inbound improved. Vendor lead time is improved by 30%, The truck
carriage volume utilization rate increased by 20%, On time delivery rate increased by 30%,
the logistics cost ratio was reduced by 10%.Through this topic research, we summarized the
road map of milk-run implementation in e-commerce company and it will benefit inbound
logistic improvement for e-commerce industry.
