降低镇海炼化Ⅵ硫磺回收装置能耗的 PDCA 研究
摘 要
质量管理是企业管理的重要组成部分,是专业技术和管理技术的紧密结
合,它围绕企业的经营战略、方针目标和现场存在的问题,实现改进质量、降
低消耗、提高人的素质和经济效益的主要目标。本文从质量管理学的角度,运
用 PDCA 管理模式,对降低Ⅵ硫磺回收装置能耗进行了一些积极的探索,即系
统地挖掘Ⅵ硫磺回收装置在生产运行中可优化的环节与急需解决的问题,运用
正交分解等统计工具,找出问题症结,确定主要原因,开展计划(P)、执行(D)、
检查(C)、处理(A)周而复始的 PDCA 循环活动,提高了员工操作技能水平、调整
装置最佳工艺参数组合、优化了装置设备方案,最终使能耗逐年下降,取得了
预期目标。同时在整个 PDCA 实践过程中,还提升了质量管理水平。当然,对
不可解决的问题及末端因素,可以再次 PDCA 循环进行积极的预防与优化,从
而建立一套适用装置运行的 PDCA 循环模式。同时也希望能够为其他石化企业
同类装置降本增效的过程中提供一点借鉴意义。

PDCA study on reducing energy consumption of sulfur
recovery unit in Zhenhai Refining & Chemical VI
Abstract
Quality management is an important part of enterprise management, is a combination of
technology and management, it is to improve the quality of enterprise, enhance the market
competitiveness, the core production process is accelerated, and employee morale and
improve product after sale service means. This paper from the quality of management and
business management angle made some positive exploration to reduce energy consumption by
sulfur recovery unit, namely to systematically link and in urgent need of VI sulfur recovery
unit can be optimized in production and operation to solve the problem, PDCA management
mode from practical use of statistical tools, orthogonal, carefully to collect data, and then
classified on energy saving technology, according to the PDCA cycle management procedures
and closed management, go round and begin again to continuously rotate the fourth stage.
Reduce energy consumption in the process, through the circulation management go round and
begin again, so as to realize the quality management level. Of course, not to solve and end
factor, can again PDCA loop prevention and optimization of active, a set of device PDCA
circulation pattern themselves and build. Also hope to other petrochemical enterprise similar
device to reduce the cost of providing reference point.
