- I - 摘要 随着煤炭行业整体面貌发生的巨大变化,以及煤炭市场竞争的愈加激烈,煤炭 企业为了取得更强的竞争力和保持合理的利润,必须秉承降本增效的原则,深入挖 潜,力争适时以最低的成本取得价廉质优的煤炭资源,从而让自身屹立于激烈的市 场竞争之中。基于行业激烈的竞争以及顾客需求变化,企业应重新审视采购业务流 程并科学设定以提高自我竞争优势。基于此,本文以A公司为例,结合流程再造的 方法与原理,研究了该公司再造采购业务流程的重要性。 首先,对A公司的采购背景进行了详细的概述,明确了当前扩大采购规模,再 造采购流程的重要性,同时对流程再造的相关理论进行了梳理,构建了研究的理论 基础。 其次,通过对A公司当前采购业务现状的分析,分析出A公司采购业务流程中 存在的问题,以而提出了A公司进行采购业务流程再造的必要性,结合该公司的特 点设计了高效、灵活、敏捷、精简的新流程。 最后,对流程再造中的关键点进行分析,提出业务流程再造方案的整体实施计 划,以提高A公司业务流程再造的完整性。首先利用yaahp软件层次法分析了再造流 程效果数据模型中重要性流程、指标的权重,得出重要性程度不同的业务流程再造 指标。最后,提出保障性措施以确保该公司能够有效落实采购流程再造方案,该方 案的提出不仅能够有效、正确的改进业务流程,同时为该公司实现可持续发展奠定 基础。 本论文的研究具有较大的实践价值与参考价值,可作为A公司内部改革的参考 依据。另外,对其他煤炭集团实施流程再造也具有较高的参考价值。 关键词:煤炭资源;采购流程;业务流程再造 燕山大学工商管理硕士学位论文 II ABSTRACT With the tremendous changes in the overall situation of the coal industry and the increasingly fierce competition in the coal market, in order to achieve stronger competitiveness and maintain reasonable profits, coal enterprises strive to obtain high-quality and high-price coal resources at the lowest cost in a timely manner. Only by tapping potential in depth, reducing costs and increasing efficiency can they compete in the fierce market. In an invincible position. In view of the changes of competitive environment and customer demand, it is an inevitable choice for modern enterprises to rethink and redesign purchasing business processes fundamentally and thoroughly. Based on the principle and method of process reengineering, this paper makes a research on the purchasing business process reengineering of Company A. Firstly, it gives a detailed overview of the purchasing background of Company A, clarifies the importance of expanding the purchasing scale and reengineering the purchasing process, combs the relevant theories of process reengineering, and establishes the theoretical basis of the study. Secondly, through the analysis of the current situation of A company's purchasing business, the problems existing in A company's purchasing business process are analyzed, and the necessity of A company's purchasing business process reengineering is put forward. According to the requirements of simplicity, agility, flexibility and efficiency, a new process adapting to the development needs of A company is designed. Finally, the key points in BPR are analyzed, and the overall implementation plan of BPR is put forward to improve the integrity of BPR in Company A. In order to ensure the efficient operation of business process reengineering (BPR), the last chapter puts forward the safeguard measures for the effective operation of purchasing process reengineering, which is of great practical significance for optimizing the business process, correctly and effectively improving the business process, and for the sustainable development of Company A.
