随着中美贸易战的上演,许多出口企业面临关税增加和客户的降价的双重巨大压力, 如果不改变,就要被市场所淘汰。为了提升竞争力,企业除了降低价格,就是进一步提 升产品质量,说到提升质量,国内除了沿用国际标准 ISO9001 的质量标准体系外,就是 利用质量工具和质量管理方法来提高产品质量。目前最为流行和比较实用的就是六西格 玛改进模型,很多国内企业在使用六西格玛改进模型后取得不错的效果。 本文以五金家具行业 K 公司为例,研究该公司怎样实施六西格玛改进模式对管口毛 刺进行改善,减少质量不良,取得客户订单增多的效果。首先,通过文献研究法,大量 查阅相关六西格玛文献,了解该理论方法的运用和实施流程,阐释理论核心内容及工具, 以及国内外发展的状况。其次,介绍 K 公司和目前的质量管控系统,说明了公司质量系 统存在的问题。进而反应到产品上的不良问题,与公司目前客户反馈的问题相同--管口 毛刺严重,接着使用 DMAIC 改善模型对 K 公司管口毛刺问题进行找原因,改进。通过 定义阶段(Define),运用 VOC 寻找客户的申诉,用 SIPOC 找出公司产品生产流程的关 键工序-切管工序和要改善的重点参数。测量阶段(Measure)通过对不合格品的原因进 行分析,明确改善目标。分析阶段(Analyze)运用鱼骨图,柏拉图,和头脑风暴找出 主要原因。改善阶段(Improve)采用快速改善,5S 现场管理,实验分析 DOE 等方法对 影响因素进行改善。控制阶段(Control)制定相应的操作指导文件(WI)对改善成果 进行控制和保持。 本课题研究通过六西格玛质量改善,有效地提高了切管的合格率,降低了返工成本, 将产线的直通率从 95% 提升到 98.5%左右,带来的直接经济效率是年 168 万收益,同 时客户绩效提升到 90 分以上,得到客户的表扬和肯定。更重要是 K 公司建立了六西格 玛质量文化的氛围,对于接下来的其他改善项目具有很大帮助,将大大提升 K 公司产品 的市场竞争力。希望课题研究为中小企业提升质量提供参考和借鉴。 关键词:六西格玛;DMAIC;质量改善;质量工具II ABSTRACT As a trade war between USA and China, many export enterprises feel double pressure from e tariffs increase and cost down, in order to enhance marketing competitiveness, on one hand, enterprise must be lower the price, on the other hand, further enhance the quality of our products is also reduce the scrap and rework caused by quality problems, namely indirectly reduce the unit price of the products. As to improve the quality, the domestic enterprises mostly continue to use the international standard ISO9001 quality standard system, use quality tools and quality management to improve the quality of the product. At present the most popular and practical is six sigma quality management, more and more domestic enterprises be in the use of six sigma quality management and obtain good effect. In this paper, we take K Company of the furniture hardware industry as an example to research the company how to improve the quality, through the implementation of six sigma management method improve the quality and make customer satisfaction, finally gain the more orders from widely customer. First of all, through research a large number of six sigma related literatures, understand the use of the theory and implementation process, interpretation of the theory of the core content and tools. Secondly, introduce the K Company and its quality control system, illustrates the problems existing in the company's quality system. The next is to describe the problem on the product and combined with the quality complaint from the customer, it is necessary to us to improve the biggest quality issue of tube's burr by implementation of six sigma model improved. At last, detailed explain the company how to implement the six sigma DMAIC model, and what result we want to get? Firstly step is defining phase (Definition), using the VOC to identify customer's needs and concerns, use SIPOC to find the key feature of production process and focus on the improvement on the critical process and parameter. Measuring phase (Measurement), by measuring related data and analyzing measuring system stability. The analysis phase (Analysis) using the fishbone diagram, Plato, and brainstorming to find out the main problems and root cause. Improvement stage (Improvement), based on the rapid improvement, 5S onsite management, experimental analysis methods such as improving the influence factors. Controlling phase, formulate the corresponding code of conduct and guidelines (WI) to control and maintain to the good results of improvement The research of this paper meet the development of modern enterprises, through the K company quality improvement implementation of six sigma DMAIC improvement model, effectively improve the qualification rate of pipe cutting, reduce the rework cost, improveIII production line pass yield from 95% to 98.5%, the direct economic efficiency is to save cost, 1.68 million, at the same time the customer monthly performance in more than 90 points and gain the customer's praise and affirmation, enhance K company product market competitiveness. In addition, more important is to set up K company six sigma quality culture atmosphere, high-level attention, middle-level support, full staff participation, exercise the whole team work together, provide the help and reference to improve the next project. At the same time, it will be to provide the reference for some small and medium-sized enterprise on quality improvement and using six sigma models.
