-I- 摘要 海湾公司属于消防报警行业。与房地产行业息息相关,随着近年来房地产行业不 景气,海湾公司销售受到很大影响,同时物料、运输成本增 加。因此,如何对于生产 制造来说如何降低成本,提高生产效率,对于公司的发展具有重大意义,研究精益生 产管理是一个重要课题。 首先,结合国内外研究现状对精益生产管 理理论进行研究,介绍了精益生产管理 的内容、含义及理论体系,同时对精益生产管理过程中的工具进行研究,结合K车 间的生产情况,阐述了需要使用的6种常用工具。 其次, 运用精益生产管理手段及案例研究方法,通过K车间的实地考察,绘制 VSM现状图及鱼骨图,指出了K生产车间实施精益生产管理过程中存在的问题。 再次,“运用精益生产管理工 具,对K车间目标设定、方案设计、方案实施等对 其生产管理进行了优化,通过优化得出人员及数据指标的变化,与目标进行对比,得 出目标达成情况。 最后,提出了一系列持 续改善的方法及保障措施,为精益生产管理能在整个海湾 公司顺利实施提供了有力保障。 关键词:精益生产管理;优化过程;方案实施 Abstract -III- Abstract HaiWan belongs to the fire alarm industry. It is closely related to the real estate industry. With the recession of the real estate industry in recent years, the sales of Gulf companies have been greatly affected, and the cost of materials and transportation has increased. Therefore, how to reduce costs and improve production efficiency for production and manufacturing is of great significance to the development of the company, and the study of lean production management is an important topic. Firstly, this paper studies the theory of lean production management, introduces the content, meaning and theoretical system of lean production management, and studies the tools in the process of lean production management. Combining with the production situation of K workshop, six commonly used tools are expounded. Secondly, using the lean production management tools and case study method, through the on-the-spot investigation of K workshop, drawing VSM status chart and fish bone diagram, pointed out the problems in the process of implementing lean production management in K workshop. Thirdly, "the use of lean production management tools, K workshop goal setting, program design, program implementation, etc. to optimize its production management, through the optimization of personnel and data indicators change, compared with the target, to achieve the goal. Finally, a series of methods and safeguards for continuous improvement are proposed, which provide a strong guarantee for the smooth implementation of lean production management in the whole Gulf Company.
