一汽-大众汽车零部件采购管理研究 随着中国汽车市场的逐渐成熟,中国汽车市场的竞争日益激烈,为了 迎合消费者的品味及保障自身的生存与发展 ,对于各车企来说,最重要的 就是在保障自身产能的前提下,将整车成本压至最低,以保证自身的销量 与利润,这其中优秀的采购管理能力是重中之重。对于一汽-大众公司而言 , 面临的零部件采购管理压力也是越来越大,经过这些年的发展采购部门历 经若干次变革,员工数量从成立之初的几人发展到现在的几百人,供应商 规模从最初的几十家扩张到 目前的几百家,采购流程也从最初的参考德国 大众和一汽集团到现在拥有几百个针对一汽-大众的特有流程文件。本文通 过对一汽-大众采购管理在采购流程、员工培养、供应商 管理和成本控制方 法等采购领域的核心问题进行研究分析,指出当前存在的问题并逐一给出 对应的解决方案。以期通过科学的采购管理来改善主机厂和零部件供应商 的对立关系 缓和矛盾,再者探究合理的成本控制手段和供应商管理方法实 现双方合作共赢。 本论文对于一汽-大众汽车有限公司的产地布局、产品规划、经营策略 进行了概括总结,进一步 深入介绍了本文论述重点-采购部门的发展变革历 史、组织架构、采购流程、材料成本优化方法、产品供货保障等工作重点 内容,然后是对当前采购管理过程中在采购流程、员工 培养、供应商管理 和采购成本管理当中存在的问题进行了简单梳理。其次,针对采购管理细 化到专业采购员的核心工作内容-供应商管理、采购成本管理和产能供货保 障等几方 面,通过使用对比分析工具深入剖析竞争对手丰田和通用汽车采 购管理模式,从而找出一汽-大众在采购管理方面的优劣势。第三,经过多 年发展一汽-大众的采购也出现了强化 中心采购、采购金额庞大、平台车型 采购逐年增加、新业务快速增长、产能保障工作复杂等新特点和新变化, 经过研究发现一汽-大众公司在采购流程方面已经无法完全适应市场 快速 发展形势,采购队伍年轻化短时间内无法充分胜任采购工作;供应商体系 II 庞大但研发能力、质量保证能力和供货保障等能力发展不足与一汽-大众无 法做到协同发展;成 本管理方面过度依赖于现有依靠新业务发包获取快速 降价而忽略了其他科学降成本手段的开发和运用。最后,给出改进对策, 在流程方面继续完善并积极引入IT管理系统助力采 购管理效率提升,供应 商管理方面加大核心战略伙伴培养并从几方面促进供应商能力快速提高, 与时俱进优化成本管理理念,加速推进其他降本手段的实践效果检验。 总结来说 ,全文分为四章:第一章,绪论;主要介绍选题背景与意义、 论文研究方法和文献综述。第二章,一汽-大众公司的采购管理现状,介绍 了公司和采购部管理现状,当前存在问题 的简单梳理。第三章,一汽-大众 公司采购管理问题的成因分析,重点是在采购流程、员工队伍、供应商管 理和采购成本管理方面。第四章,给出一汽-大众采购管理的改进对策 ,分 别是流程优化、加强人员培训、优化供应商管理和采购成本管理能力。 本论文采取理论研究与实践研究相结合的方法,通过调查研究和同行 业对比分析找到改善采购管理绩 效的方法,从主机厂内外部和供应商内外 部不同视角找出协同发展的办法。 关键词: 汽车零部件,采购管理,流程优化,供应商管理,成本管理 III Abstract Research on Purchasing Management for Auto Components—FAW-VW With the gradual maturity of the Chinese automobile market, the competition in the Chinese automobile market is becoming increasingly fierce. Minimize the cost of the entire vehicle to ensure its own sales and profits. Among them, excellent purchasing management capabilities are the top priority. For FAW-Volkswagen, the pressure on parts procurement management is also increasing. After several years of development, the procurement department has undergone several changes, and the number of employees has grown from a few people at the beginning of establishment to hundreds of people now. The scale of suppliers has expanded from the initial dozens to the current hundreds, and the procurement process has also initially referenced German Volkswagen and FAW Group to hundreds of unique process documents for FAW-Volkswagen. This paper analyzes and analyzes the core issues of FAW-Volkswagen's procurement management in the procurement process, employee training, supplier management and cost control methods, points out the current problems and gives corresponding solutions one by one. With a view to improving the antagonistic relationship between the OEM and the component suppliers through scientific procurement management, the conflicts will be alleviated, and then the reasonable cost control methods and supplier management methods will be explored to achieve a win-win cooperation between both parties. This paper summarizes the production layout, product planning, and business strategy of FAW-Volkswagen Co., Ltd., and further introduces the focus of this article on the history of the development and transformation of the procurement department, organizational structure, procurement process, material cost optimization methods, products The key content of supply guarantee and other work, and then a simple combing of the problems in the current procurement management process in the procurement process, employee training, supplier management and procurement cost management.
