I 摘要 随着技术发展,以物联网、大数据、移动互联网为代表的新技术爆发,制造 业已经进入新一轮的工业革命周期。德国于 2011 年提出了“工业 4.0”概念,期 望通过先进制造技术的推动,巩固其作为老牌制造强国的地位。中国在 2010 年正 式超过美国成为全球制造业第一大国,并提出智能制造的目标,然而就制造业的 发展质量来说,仍存在大而不强的特征,许多企业面临转型的问题。集成电路工 厂作为先进制造业核心之一,面临国际化市场竞争,如何应用项目管理的理论和 方法,在当前技术条件和竞争环境下实施智能制造升级的项目,全面提升其质量, 成本和效率等主要业务目标,成为同类制造工厂普遍面对的首要问题。 本文以位于中国西部的 S 集成电路封装测试工厂的智能制造升级项目作为研 究对象,主要从项目管理的角度,对在智能制造升级实施过程中所面对的项目进 度问题进行研究,在智能制造升级项目实施的过程中,关注其进度计划的制订和 实施过程的进度管控,在确保企业正常运作,满足客户需求的同时,运用项目进 度管理的知识体系和方法,对其项目的实施范围和项目进度进行科学计划和实施 管控。解决在项目开展中,项目范围定义不清,资源约束条件下的项目超期等问 题,并总结出智能制造升级的项目管理实践流程。 文中首先介绍了S集成电路封装测试工厂智能制造升级项目所面临外部环境, 从业务,产品,管理和技术和设备几个方面分析了当前公司实施智能制造升级项 目的原因和必要性。然后在此基础上阐明了项目的目标,即达到质量和成本的行 业竞争优势,同时运用项目管理的理论和工具,分析智能制造升级项目的范围, 即以建立生产线设备与系统互相网络为基础,标准化生产工艺制造流程,在此基 础上建立重点智能制造管控系统,实施智能制造。在项目的进度计划制订上,通 过对项目特点调研,项目进度主要问题的分析和研究,总结了在项目主要面对的 范围管理,资源管理和进度计划控制问题。随后制定项目进度计划,确定项目的 范围和目标,主要资源制约条件,并应用项目进度计划管理方式设计出合理的项 目活动步骤和持续时间,再通过项目实施管理和进度计划管理的方法控制保障项 目过程有序顺利进行,达到预期目标。本文为实践运用项目管理特别是在进度管 理上的理论,帮助相关制造企业扭转困境,实现长期运营战略获得持续发展利益 的实证模型。 关键词,项目管理,项目进度管理,工业 4.0,智能制造ABSTRACT II ABSTRACT With the development of technology, new technologies such as the Internet of Things, big data, and mobile Internet have exploded, and manufacturing has entered a new round of industrial revolution. Germany proposed the concept of “Industry 4.0” in 2011, and hopes to consolidate its position as a veteran manufacturing power by promoting advanced manufacturing technologies. In 2010, China officially surpassed the United States to become the world's largest manufacturing industry, and proposed the goal of intelligent manufacturing. However, in terms of the quality of manufacturing development, there are still large but not strong characteristics, and many enterprises are facing transformation problems. As one of the core industries of advanced manufacturing, IC factories face competition in the international market, how to apply the theory and methods of project management, implement intelligent manufacturing upgrade projects under current technical conditions and competitive environment, and comprehensively improve their quality, cost and efficiency. The main business objectives have become the top priority for similar manufacturing plants. This paper takes the intelligent manufacturing upgrade project of S integrated circuit packaging and testing factory located in western China as the research object, mainly from the perspective of project management, researching the project progress problem in the process of intelligent manufacturing upgrade implementation, and upgrading in intelligent manufacturing. During the implementation of the project, pay attention to the schedule control and the progress control of the implementation process. While ensuring the normal operation of the enterprise and meeting the customer's needs, the project's progress management knowledge system and method are used to implement the scope and project progress of the project. Conduct scientific planning and implementation control. Solve the problems in the project development, the project scope is unclear, the project is overdue under resource constraints, and the project management practice flow of intelligent manufacturing upgrade is summarized. This paper first introduces the external environment faced by the S integrated circuit package test factory intelligent manufacturing upgrade project, and analyzes the reasons and necessity of the current company's implementation of intelligent manufacturing upgrade project from the aspects of business, product, management andABSTRACT III technology and equipment. Then on this basis, the project's goal is clarified, that is, the industry competitive advantage of achieving quality and cost. At the same time, using the theory and tools of project management, the scope of the intelligent manufacturing upgrade project is analyzed, that is, based on the establishment of the network of production line equipment and systems. Standardized production process manufacturing process, on this basis, establish a key intelligent manufacturing management and control system, and implement intelligent manufacturing. In the formulation of the project's schedule, through the analysis of the project characteristics, the analysis and research of the main issues of the project progress, it summarizes the scope management, resource management and schedule control issues that the project mainly faces. Then formulate the project schedule, determine the scope and objectives of the project, the main resource constraints, and apply the project schedule management method to design a reasonable project activity step and duration, and then control the project through project implementation management and schedule management. The process proceeded in an orderly manner to achieve the desired goals. This paper is an empirical model for practical application of project management, especially in the field of schedule management, to help related manufacturing companies reverse their dilemmas and achieve long-term operational strategies to achieve sustainable development benefits.
