Abstract Human beings have fully entered the era of information technology since the 21st century. With the development of science and the popularity of the Internet, the growing number of software industry has shown a spurt state in China for the recent 20 years. More and more softwares and mobile apps are gradually subverting people's needs and ways of life. A series of project management issues have gradually emerged in front of the corporate leaderships in today's software project management area, such as lack of project planning, not enough supervision and control; risk management and requirement management issues. This paper takes an example of an IT consulting company A and firstly analyzes the company's core competence and its internal and external competition environment. Then based on DT project team, one of the agile project teams in Company A to start the analysis with the operational data of the team for the past year, analyzes the current situation and issues appears from process management, project management, engineering management and supporting management respectively. The problem-solving method is guided by the agile development theory and CMMI system theory, which uses the current issues to map with the target process area and re-define the responsibilities for the agile roles. The 7 target process areas involved in this paper are organizational training, project planning, project supervision and control, risk management, requirement development, requirement management, process and product quality assurance. In order to ensure the optimization plan can be implemented, this paper has developed a time plan and an execution scheme. Meanwhile, utilizes the functions of other departments to provide a better safeguard measure for the optimization plan of the team. The purpose of this paper is not only to help the team provide optimization solutions. But to provide more reference value for other similar agile projects in Company A and software development industry. Specially to provide advice on the implementation and operability of some companies that have already received CMMI certification. Keywords Project Management; Software Development; CMMI System; Agile
