Y 公司是国内较早从事智能扫地机行业的民营企业,公司经历过创业期的艰苦 奋斗,伴随着行业的高速增长而快速发展,虽然曾经占据国内扫地机出货量的首 位,但是其管理能力一直没有随着企业规模的增长而获得相应的提高。当前扫地机 行业快速发展逐渐变得成熟,行业进入者快速增加竞争加剧,Y 公司的管理瓶颈开 始显现,逐渐在丧失先发的优势,在行业中的排名由曾经的第一梯队落后至第二梯 队,而随着扫地机行业的成熟,供应商的能力对企业的竞争力开始变得举足轻重, 因此对于 Y 公司来说,提升管理的一个非常重要的方面就是对供应商的管理的优 化。 论文对 Y 公司管理供应商的现状进行了较为全面的审视与诊断。通过对公司高 层、供应商等相关方的走访调研,从 Y 公司管理供应商的能力、策略方法等方面进 行了诊断分析。经过研究识别出 Y 公司在供应商管理中存在的主要问题,分别是供 应商关系管理的问题、供应商管理人员能力的问题以及供应商选择和评估这三个方 面的问题。然后针对这几个主要的问题展开诊断从而识别出优化的策略,在基于对 三个主要供应商管理问题的诊断分析的基础上提出适用于 Y 公司的供应商管理优化 策略和确保成功施行这些优化策略的保障措施。 企业持续健康的发展离不开科学的管理,特别是在高速增长的过程中,许多企 业由于管理的缺失无法在激烈的竞争中站稳脚跟,最终将逐渐被市场淘汰。本文所 研究的企业在行业里具有一定的代表性,企业本身的问题也代表了一类存在发展困 境的民营企业所面临的普遍性问题。通过对 Y 公司供应商管理问题的诊断研究,尝 试将科学的管理与企业的实践相结合为改善企业的现实问题提供解决方案。这种贴 近企业实际需求的诊断研究能够提出的具有较强针对性的优化策略,对存在类似情 况的企业具有现实的参考意义。 关键词,智能扫地机;供应链管理;供应商分类;供应商选择;供应商评估;III Abstract Y Company is the earliest private enterprise that engaged in robot vacuum cleaner in China. The company has worked through the hard time during the start-up period and grew very fast with the rapid growth of the industry. Although it used to have the biggest volume in the market, its management ability was not improved the same as the growth of the company. At present, the fast development of robot vacuum cleaner industry has gradually become mature, Y company's management bottleneck became the limit of its competitive power, it is losing the marketing share and ranking in the industry from the first echelon to the second echelon, the capability of supply chain is now to play the key role in the competitiveness of enterprises. Optimization of supplier management is one of the most important aspects of Y Company’s management. This paper did the comprehensive review and diagnosis of the current situation of Y Company’s supplier management. Through the visiting and investigating to the company's top management and suppliers and other related parties, this paper makes diagnosis and analysis from the aspects of Y Company’s ability to manage suppliers, strategies and methods. The research identified the main problems in supplier management of Y Company, which are the problems of supplier relationship management, the ability of personnel who manage the suppliers and the supplier selection and evaluation. Then, we diagnose these main problems and identify the optimization strategies. On the basis of the diagnosis and analysis of the three main supplier management problems, we provide the optimization strategies for supplier management of Y Company and guarantee measures to ensure the successful implementation of these optimization strategies. Sustainable and healthy development of enterprises cannot be separated from scientific management, especially in the situation during the rapid growth, many enterprises cannot stand firm in the fierce competition because of the lack of management, and will eventually be gradually eliminated by the market. The enterprises studied in this paper have certain representativeness in the industry, and the problems of the enterprises themselves also represent the general problems faced by a kind of private enterprises with development difficulties. Through the diagnostic research on supplier management of Y Company, this paper tries to combine scientific management with enterprise practice to provide solutions to improve the practical problems of enterprises. This kind of diagnostic research close to the actual needs of enterprises can provide a more targeted optimization strategy, which has practical reference significance for enterprises with similar situations.
