BN房地产公司是一家以商业地产为主营业务的小型房地产企业,现有近 600名员工,在北京、天津等地均设有分公司。公司收入在近三年以每年50%的 速度增长,业务逐渐涉及物流、金融投资等行业。与此同时,人员增长也十分迅 速,由此产生的人力资源管理问题逐渐浮现;其中最为尖锐的矛盾主要体现在绩 效考核方面,如考核过程流于形式、考核结果无法得到员工普遍认同等,其后果 则表现为公司人力资源管理的有效性不足、核心员工流失率过高、公司的竞争力 有所下降。 基于上述背景,本旨在探索BN房地产公司人员绩效考核方案的设计, 主要内容包括BN房地产公司职能类和业务类人员考核指标体系的重新构建。为 此,采用文献分析、绩效分析、层次分析(AHP)和专家咨询等方法与技术, 在绩效考核理论与方法综述的基础上,描述了 BN房地产公司职能类和业务类人 员绩效考核的现状,分析了存在的问题,进而完成了职能类和业务类人员绩效考 核方案的重新设计,为BN房地产公司改善绩效考核、进行有效的绩效管理、留 住关键人才、提高企业竞争力提供了决策和方法依据。分为六个部分,第一 部分为引言;第二部分为相关理论及方法综述;第三部分是对BN房地产公司员 工及其绩效考核现状与问题的综合分析;第四部分对BN房地产公司职能类和业 务类人员的关键考核内容进行了分析;第五部分是BN房地产公司职能类和业务 类人员的绩效考核方案设计;第六部分总结了全文的主要结论,并对下一步研究 进行了展望。 关键词:BN房地产公司,绩效考核方案,层次分析法 I MBA学位作者:胡文淘 BN^地产公司员工绩效考核方案十 ABSTRACT BN Real Estate Company is a small size company which focuses on commercial real estate. BN bases in Shenzhen, has branches in Beijing, Tianjin and other provincial cities. Is has nearly 600 employees national wide. In the past three years, BN has been growing at the rate of 50% per year. Besides real estate, its business has extended to logistics, finance investment, etc. Meanwhile, personnel increase rapidly, and the problem of human resource management comes with it. The principal contradiction is performance evaluation. The existing system of performance evaluation is undesirable. The result of assessment cannot get generally agreement among employees. Hence it created a situation that performance evaluation was only a window-dressing. It also caused serious consequences that low performance of human resource management and high turnover rate, and then badly hurt the competitive power of the company. Based on the background information, the purpose of this thesis is to explore possible paths for a new performance evaluation system for BN Real Estate Company, try to rebuild the key performance index of employees in support functions and business segments. For this purpose, this thesis adopts various methods and techniques, including document analysis, performance analysis, analytic hierarchy process and consulting. According to the theoretical basis and methodology of performance evaluation, this thesis analyzes the existing problems of the current performance evaluation system in BN Real Estate Company. Then it presents a proposal for the key performance index of employees in support functions and business segments, aiming at finding a way to improve the quality of performance evaluation in BN Real Estate Company, in turn to keep talents and improve company's competition ability. This thesis is divided into six parts. The first part is an introduction. The second part is related theoretical basis and methodology. The third part is a comprehensive analysis for the existing problems of BN Real Estate Company's performance evaluation system. The fourth part is an analysis for the key performance index of employees in supporting functions and business segments. The fifth part is to present the proposal of new performance evaluation system. The sixth part is a conclusion for the whole text, and future prospects for next step's research.
