物流作为汽车生产制造的重要组成部分,相比其他行业,汽车制造行业的物流规划 与管理普遍被认为最具有挑战性。伴随着汽车制造业竞争越来越大,物流水平也日益成 为企业综合竞争力的重要影响因素。在供应链管理的环境下,以某一点进行改进的局部 优化方案无法确保整体物流成本最优,特别是在汽车生产企业,更应该利用其在供应链 管理中的主导地位,利用协作共赢的降本优化方案促使整体物流成本最优。 本文以 A 汽车制造厂车身车间入厂物流作为研究对象,运用鱼骨图分析法、ECRS 分析法、效益背反等科学方法,结合供应链环境下的物流管理理论,对 A 汽车制造厂入 厂物流成本优化方案进行探索。第一部分主要介绍国内外关于汽车制造厂入厂物流模式 设计及成本控制的研究情况,为后续的问题分析提供理论基础;第二部分详细介绍 A 汽 车制造厂工厂物流和入厂物流情况;第三部分通过对入厂物流成本影响因素的分析和 A 汽车制造厂车身车间物流成本构成,得出 A 车身车间入厂物流潜在优化方向;第四部分 通过对 A 车身车间入厂物流模式优化、建立新库存模型和空箱返回模型等措施,重塑 A 车身车间入厂物流;第五部分通过方案实施保障措施及方案优化前后资源对比情况,验 证优化方案的可行性。 本文从主机厂入厂物流运行模式的角度,分析了 A 汽车厂车身车间物流成本构成及 主要影响因素;运用供应链环境下的物流管理理论,提出了 A 汽车制造厂车身车间入厂 物流降本的方式和具体措施,旨在探索切实解决 A 汽车制造厂车身车间入厂物流成本优 化问题,降低生产运营成本,赢得竞争优势,也为其它汽车厂入厂物流管理提供借鉴。 关键词,车身车间物流;入厂物流;库存模型;成本优化;包装返空II Abstract Logistics is one of the most important parts of automotive manufacturing, compared with other industries, logistics planning and management of the automotive industry is considered as the most challenging. With the increasing competition in the automotive manufacturing industry, the logistics level has also become an important factor influencing the overall competitiveness of enterprises. In the environment of supply chain management, the logistics optimum solution can not be made from the separated logistics function. Especially in the automotive industry, the auto plant company as the leader of the supply chain, it should take all of the factors into consinder, to make sure that the supply chain operation with the best logistics solution. This paper takes the inbound logistics of auto plant A Bodyshop as the research object. With the modern logistics science in the supply chain management, this paper uses the scientific methods such as ECRS analysis method, Fishbone diagram, logistics trade off, to explore the inbound logistics cost optimization of auto plant A. Section one mainly introduces the domestic and international research on the inbound logistics design and cost control of the automotive factory, which provides the theoretical basis for the subsequent problem analysis. Section two makes a detailed introduction of the auto plant A Bodyshop, both inbound and inhouse logistics. The third part firstly analyzes the inbound logistics cost influence factors, and the cost structure of A Bodyshop inbound logistics, in the end of section three we get the main problems for A Bodyshop inbound logistics. In section four, recreate the new inbound logistics solution with five optimaztion meatures, such optimization supply method, new inventory model and empty container return model. The last section, through a before-and-after comparison of the logstics resources, the inbound logistics optimization measures for A Bodyshop are proved available. This paper analyzes the cost structure and mainly influencing factors of auto plant A Bodyshop inbound logistics from the perspective of the auto plant logistics operation. Based on the logistics management theory under the supply chain management, the paper proposes the specific optimization solutions for auto plant A Bodyshop inbound logistics, in order to reduce the logistics cost, strengthen the competition advantage of auto plant A, and provide reference of the inbound logistics management for other automotive factories.
