I 摘要 随着市场竞争愈发激烈,原料、人工、物流等各项成本不断提高,客户的需求也同 时向高品质、低价格、多样化、更快捷产品服务转变,国内制造业企业正面临前所未有 的挑战和危机。此时,国内的制造业比过去的任何时期更加需要寻求一种成熟、高效和 先进的生产管理方法,期望在生产管理过程中引进这样的方法,生产出客户满意的产品, 同时能够提升生产效率、降低生产运营成本、提高产品质量、消灭各环节的浪费,让企 业在激烈市场竞争和产业升级过程中更好存活下来。而精益生产管理可以满足企业降低 生产成本、减少浪费、提高效率、更好地满足客户需求,克服生存危机,确保企业不断 发展壮大。 本文首先在查阅精益管理相关文献的基础上,对精益生产的概念、精益生产发展历 程及精益生产管理主要方法和工具进行概述;其次在对 TH 公司相关人员及生产现场调 查后,结合现状和相关数据明确生产管理中存在主要问题是生产现场混乱、设备故障率 高、生产系统产能不稳定及产品质量低,在此基础上针对现场 6S 管理、均衡化生产、 全面生产保全及产品质量提升等方面给出优化方案;最后从企业文化、组织建设、绩效 考核及全面培训等方面提出方案实施的保障措施。当前国内关于多晶硅材料行业应用研 究的论文或实践案例非常少,本文以当前竞争激烈的新能源行业为切入点,以 TH 公司 为案例进行研究,挖掘当前多晶硅制造存在一些主要问题,并对问题提出建议解决方法, 对当前国内多晶硅制造行业有一定应用和研究价值。 关键词,多晶硅制造业,精益生产,现场管理,均衡化生产,产品质量提升ABSTRACT III ABSTRACT Along with the increasingly fierce competition in the market, raw materials and artificial cost, logistics, customer needs also to high quality, low price, variety, faster product service, domestic manufacturing enterprises are facing unprecedented challenges and crises, at this point, the domestic manufacturing more than any time in the past need to seek a kind of mature, efficient and advanced production management methods, expect the introduction of this method, in the process of production management to produce customer satisfaction products, At the same time, it can improve production efficiency, reduce production and operation costs, improve product quality and eliminate waste in all links, so that enterprises can survive in the process of fierce market competition and industrial upgrading. Lean production management can help enterprises reduce production costs, reduce waste, improve efficiency, better meet customer needs, overcome survival crisis, and ensure the continuous development and growth of enterprises. In this paper, the concept of lean production, the development process of lean production and the main methods and tools of lean production management are summarized based on the literature review of lean management. Second in TH company relevant personnel and the production after the field investigation, combined with the status quo and related data clear main problems existing in the production management is chaotic, manufacturing equipment failure rate is high, the instability of production system capacity and product quality is low, on the basis of on the scene 6 s management, production of equalization, comprehensive security and product quality improve optimization scheme is given; Finally, the author puts forward the safeguard measures from the aspects of enterprise culture, organizational construction, performance appraisal and comprehensive training.
