华为是全球领先的信息与通信基础设施和智能终端提供商,在通讯网络、智 能终端和云服务为客户提供有竞争力、安全可依赖的产品,其中服务器存储项目 是华为的重中之重,是华为在欧洲市场的零突破,作为全球存储第一大生产供应 商,华为存储项目产品包括,刀片服务器、机架服务器、存储服务器、硬盘、磁 盘阵列等,在这一大背景下,华为提高市场核心竞争力已迫在眉睫。本文以华为 服务器存储项目为研究对象,以精益生产理论为分析基础,通过不断发现业务中 的问题点并实施改善,以此来提升质量和效率,缩短周期,降低成本和风险,在 提升管理水平的同时,提升服务器存储项目的效率,从而提升公司的核心竞争力。 本文对服务器存储项目中研发和生产效率低的问题进行了分析,包含公司的 管理现状、故障硬盘的算法不合理、生产线管理问题和公司设备问题为研究对象, 对影响存储项目效率的问题展开细致的分析。首先,找出存储项目效率低的问题 所在。然后,利用 4M1E 分析工具、头脑风暴法和 5Why 分析法,找出影响华为设 备管理问题的主要原因。主要有备品申购流程繁琐且采购周期长,缺少备品备件, 设备故障停机时间长等。最后,基于精益生产视角下的流程优化、生产线管理、 设备更新、5S 管理、测试前移等措施的制定与落实,本文建立了系统的 5S 管理 制度与生产线目视化管理。本文研究有助华为公司降低设备故障率,持续降低华 为公司的设备维护成本,提高设备的整体效率和降低运营成本,提升公司竞争力。 总体而言,通过对存储项目中研发和制造效率及质量提升问题进行深入研究, 借助精益生产的思想,推行 TPM 设备管理体系,对影响存储项目效率低的问题进 行深度剖析,定义问题、挖掘原因,明确问题及原因,同时加强生产线管理,通 过成立精益持续改善的管理组织,持续执行精益改善能力培养和氛围建设。最终 达到存储项目的效率提升,在提升效率的同时实现公司运营绩效的最优化,从而 使公司在竞争激烈的通讯市场立于不败之地。 关键词,全员生产性维护;精益生产;效率提升;设备管理III THE EFFICIENCY IMPROVEMENT TACTICS OF HUAWEI SERVER STORAGE PROJECT Abstract Huawei, the world's leading provider of information and communication infrastructure and intelligent terminals, provides customers with competitive, secure and reliable products in communication networks, intelligent terminals and cloud services. It is the world's largest storage producer and supplier and its predominant project is server storage, which let the company achieve its zero breakthrough in European market. Products of this project include: blade servers, rack servers, storage servers, hard drives, disk arrays, etc. In this context, improving market core competitiveness is Huawei's top priority. Taking Huawei's storage projects as the research object, this paper uses lean production theory analysis to continuously find the way to improve the company's business, so as to promote these projects' quality and efficiency, shorten their cycles, and reduce their costs and risks, improving the efficiency of server storage project while perfecting management,all of which then rise the company's core competitiveness. This paper analyzed the issues resulting in low efficiency of R&D and production of server storage project, which include the company's management status, unreasonable algorithm of faulty hard disk, production line management and equipment, and made a further analysis on issues which affects the efficiency of storage management. First, identify the causes making storage projects inefficient. Then, use 4M1E analysis tools, brainstorming method and 5Why analysis method to find out major reasons affecting Huawei's equipment management, mainly comprising cumbersome subscription procedures and a long procurement cycle of spare parts, lack of spare parts, long equipment downtime and so on. Finally, based on the formulation and implementation of measures under lean production including process optimization, production line management, equipment renewal, 5S management and test forward, this paper establishes a systematic 5S management system and production line visual management. The research thereof would enable Huawei toIV reduce equipment failure rate and equipment maintenance costs continuously while improve overall equipment efficiency and reduce operating costs, so as to enhance its competitiveness. In general, through in-depth research on manufacturing efficiency and quality improvement in storage projects and in light of the idea of lean production, implement the TPM equipment management system to deeply analyze the problems affecting the inefficiency of storage projects, define problems and explore the causes and then clarify them. At the same time, strengthen production line management and continue to implement lean improvement ability training and atmosphere construction through the establishment of a lean continuous improvement management organization. By this way can the company ultimately improve its efficiency of storage projects and, meanwhile, realize the optimization of the company's operational performance, which enable it to remain invincible in the highly competitive communications market.
