信息全球化的今天，中国软件行业经过几十年的迅猛发展，已走在世界前列。 用户对产品的要求不断增加，从最初的功能要求，到现在的产品稳定性、流畅设 计、用户体验等，给软件企业带来了新的挑战。在这样的行业背景下，各软件企业 给自身的企业竞争力提出了更高的要求，并对项目管理有着自己的定位。由于项目 管理的成效会影响到每个企业的生存，如何提高软件公司的项目管理能力成为企业 非常重视的一个问题。故此，本文将为如何优化企业软件项目管理能力做相关研 究。 论文以 Z 科技公司的软件项目为例，基于公司项目管理的现状，结合深入访谈 法找出了公司项目管理中存在的问题，主要有项目计划制定不准确、项目监管不到 位、集成项目不合理、缺乏风险管理意识和项目质量不佳等 5 个问题。采用鱼骨分 析法剖析出问题背后深层存在的原因，主要有项目计划缺乏依据、项目监管无流 程、集成项目不规范、不能科学地进行风险管理、质量管理体系不完善等。基于 CMMI3（全称 Capability Maturity Model Integration 3 级）的理论基础，根据公司实际 情况，针对存在的问题，根据分析出的原因，建立一整套软件项目管理优化方案。 该方案主要包括对项目计划的优化、项目的监管和控制的优化、集成项目管理的优 化、风险管理的优化和项目质量管理的优化。论文也给出了项目管理优化方案的实 施目标、步骤和进度，同时从人力、资金、技术和制度提出了保障措施。优化方案 的预期效果明显，项目管理能力、项目开发效率和软件项目质量得到提升，同时周 期延期现象有所降低。方案的完整实施，将使公司整体项目管理水平迈上了一个新 的台阶，进一步为公司增强了整体竞争力。 关键词，软件；互联网企业；项目管理；CMMI3III Abstract Nowadays, with the globalization of information, China's software industry has been at the forefront of the world after decades of rapid development. Users' demands for products continue to increase, from the initial functional requirements, to the current product stability, smooth design, user experience, etc., bringing new challenges to software companies. Under such an industry background, software companies have put forward higher requirements for their own enterprise competitiveness and have their own positioning for project management. Since the effectiveness of project management will affect the survival of each enterprise, how to improve the project management capability of software companies has become a problem that enterprises attach great importance to. Therefore, this article will do related research on how to optimize the management capabilities of enterprise software projects. This paper taking the software project of Z Technology Company as an example, based on the current situation of company project management, combined with in-depth interview method, the problems in the company's project management are found out, mainly the inaccuracy of project planning, project supervision is not in place, the integration project is unreasonable, lack of risk management awareness and poor project quality 5 problems . The fish bone analysis method is used to analyze the reasons behind the deep problems. There are mainly lack of basis for project planning, no process supervision, unconformity of integration projects, no scientific risk management, and imperfect quality management system. Based on the theoretical basis of CMMI3 (Capability Maturity Model Integration Level 3), according to the actual situation of the company, according to analysis the existing problems, a set of software project management optimization plan is established. The program mainly includes optimization of project plan, optimization of project supervision and control, optimization of integrated project management, optimization of risk management and optimization of project quality management. The paper also gives the implementation objectives, steps and progress of the project management optimization program, and proposes safeguard measures from manpower, capital, technology and system. The expected effect of the optimization plan is obvious, the project management capability, project development efficiency and software project quality are improved, and the cycle delay phenomenon is reduced.
