摘要
制造业在国民经济中的地位无可替代,它的健康发展关系到国计民生。 21
世纪,随着互联网技术的发展,制造与信息技术加速融合,制造业的发展从加
工阶段转向服务阶段,全球制造业在此过程中发生了重大变革。面对国家宏观
调整力度的加强,外部对手的同质化竞争,传统装备制造企业如何走出竞争红
海,服务型制造无疑是重要途径之一。本文立足H公司实际,对H公司的转型
现状予以分析并得出结论,H公司目前的服务化业务模式现状缺少顾客粘性
通过对H公司所处内部和外部的环境的分析,明确了制造服务化转型是其生存
发展的必由之路,同时通过 SWOT分析,对 H公司现有优势、威胁进行总体
评价。结合H公司自身特点选择合适其发展的差异化战略方向,在总结国内外
先进企业转型的成功经验基础上,提出基于交易获得便捷化的备件中心库模式
和基于产品周边集成化的“总包服务模式”两种基本业务模式。根据上述两种
模式的各自特点制定相关阶段性规划。为两种模式的顺利实施提供组织体系建
设、人员梯队建设、业务流程建设及绩效考核建设等保障措施。H公司在行业
划分上属于典型的传统装备制造企业,其制造服务化转型具备一定的普遍性和
代表性,本文提出的两种具体模式,为相同类型的企业服务化转型战略方向选
择,战略模式策划、实施提供了广泛借鉴指导意义

Abstract
The manufacturing industry plays an irreplaceable role in the national economy,
and its healthy development is related to the national economy and the people's
livelihood. In twenty-first Century, with the development of Internet technology and
the acceleration of integration of manufacturing and information technology, the
development of manufacturing industry turned from the processing stage to the
service stage. In the process of global manufacturing, great changes took place, and
service manufacturing was generated during this period. Faced with the
enhancement of the national macro adjustment and the homogenization competition
of the external competitors, service manufacturing is undoubtedly an important way
for the traditional equipment manufacturing enterprises to get out of the competitive
Red Sea. Based on the actual situation of H company, this paper analyses the
current situation of H company's transformation and draws a conclusion that the
current service mode of H company lacks customer stickiness. By analyzing the
internal and external environment of H, it is pointed out that the transformation of
manufacturing service is the only way for the company to survive and develop. With
the help of SWOT analysis model, the existing strengths and threats of H company
can be comprehensively evaluated. The choice of the direction of differentiation
strategy suitable to its development based on H company's own characteristics,
considering the successful experience in the foundation of summarizing the
domestic and foreign advanced enterprise transformation, put forward the spare
parts center mode which is based on transaction facilitation and total package
service mode which is based on peripheral integrated. And according to the
respective characteristics of the above two models, it formulates relevant phase
planning. It provides guarantee measures for the implementation of the above two
models, such as organizational system construction, personnel echelon construction,
business process construction and performance appraisal construction.
H Company is a typical traditional equipment manufacturing enterprise, the
manufacturing service transformation has universality and representativeness, this
paper puts forward two kinds of mode, for the same type of enterprise service。
