摘要
汽车产业已成为我国重要的产业之一。汽车模具是汽车生产的基础。随着汽
车产业的竞争加剧,汽车模具行业的竞争也日益激烈。中低端市场的模具企业竞
争更加激烈。而我国 90%的模具企业处于中低端市场,他们如何获得自己的竞争
优势?优化管理流程,降低生产成本,建立成本优势

以模具企业 A 的身份,描述参与 X 项目,进行模具开发的过程。本文分析模
具开发的四个环节:投标、设计、计划、制造。从成本上,分析模具成本的构成;
在管理上,建立可降低模具成本的流程,获得成本优势

模具投标,讲述了投标的流程、估价及模具企业如何制定投标策略。利用
SWOT 分析法,了解竞争对手的特点,制定投标策略,增加投标的成功率

模具设计,讲述了模具设计的意义及如何降低模具设计的错误数量。一方面
组建专家小组,提高技术水平,降低出错数量。另一方面建立材料库,统一材料
选取

项目计划,讲述了项目计划的意义及如何制定合理的项目计划。利用关键路
径法找出项目计划的瓶颈,改善瓶颈。利用甘特图理论能及时发现制造过程中的
风险并消除

模具制造,分析了模具制造的实际成本。将实际成本与估算成本相对比,发
现成本漏洞。利用 PDCA 管理和鱼骨图,发现原因,找到弥补措施。优化管理,
杜绝在发生

经研究确定,持续优化流程管理,可使模具开发的成本费用下降3%

Abstract
Auto industry has become one of the most important industries in China. Auto
mold is the basis of auto industry. With the prosperity and competition of auto
industry, the competition between mold enterprises is more and more fierce,which are
in the low-end market. There are more than 90% mold rnterprises in the low-end
market. How do they get their own competitive advantage To reduce the production
cost, optimize the management process and get cost advantage.
It tells that mold enterprise A takes part in X project, and completes the mold
manufacturing in the paper. It mainly talks about the four links of mold development:
tender, design, plan and manufacturing. In term of cost, it analysizes the composition
of mold cost. In term of process,it discusses how to reduce the mold cost by
optimizing the process, and how to get the cost advantage.
In the bidding, it tells the process of the bidding and how to make the bidding
strategy. By the method of SWOT, the mold enterprise can determine the strengths
and weaknesses of competitors,and makes bidding strategy. At last it could improve
the possibility for winning the bidding.
In the design, it tells the importance of mold design, and how to reduce the
number of design errors. On the one hand, to set up the expert group, improve the
technology and reduce the number of the errors. On the other hand,to creat the
material database, and choose the same material.
In the plan, it tells the importance of plan, and how to make reasonable plan.By
the method of critical chain,to point out the bottleneck in plan, and improve the
conditions. Through the gantt chart,to find the risk in the manufacturing procee in
time and eliminate the risk.
In the manufacturing, it analyses the actual costpared with the estimated
cost,to find the waste cost.Through the PDCA management and fishbone diagram, to
find the answers ,and make the remedy. To optimize the management,and put an end
to problems.
In theory, the cost of mold development can fell by 3% through the appropriate
process. Keeping on improving process, the mold enterprise can enhance competitive
